Situation: A year into a public benchmark paper release, a credible allegation surfaced that a mentee had plagiarized results from another group. As the team lead and mentor I needed to protect research integrity, the rights of everyone involved, and the lab’s reputation.
Task: Lead a fair, confidential internal inquiry, coordinate with HR/legal, notify the venue if warranted, correct the record, and rebuild trust on the team.
Action:
- Immediately secured evidence and limited further dissemination: froze related repos/datasets and preserved timestamps, experiment logs, raw outputs, and communication records in a read-only archive to prevent tampering.
- Notified my manager and promptly engaged HR and legal to confirm investigative protocol, confidentiality requirements, and whether external reporting was required. Agreed on roles, timeline (initial review within 7 business days) and communication plan.
- Convened a small, impartial internal review panel (senior engineer from another group + ethics officer) to examine materials against the allegation. I recused myself from adjudication to avoid bias and provided factual context only.
- Interviewed the mentee and relevant authors privately, documenting statements and allowing counsel/union representation if requested. Focused on facts: provenance of datasets, code commits, experiment logs, and reproducibility attempts.
- Attempted technical verification: reproduced experiments where possible, compared hashes, commit histories, and timestamps; ran similarity checks on models/outputs and inspected code for copied sections.
- If evidence substantiated plagiarism: with HR/legal, implemented sanctions per policy (correction/retraction, limits on authorship, probation or termination) and prepared a clear factual notice to the journal/conference including evidence and proposed remedial text (correction or retraction).
- If evidence inconclusive: documented findings, closed the case with reasons, and avoided punitive action but recommended supervision and mandatory research integrity training.
- Throughout, maintained strict confidentiality, communicated only with those who needed to know, and followed legal advice on disclosures.
Result / Rebuilding trust:
- Issued a team-wide, non-attributable reinforcement of expectations: refresher on citation, data provenance, and reproducibility practices; introduced mandatory reproducibility checklists, automated experiment logging, signed lab notebooks, and code peer-review gates for future benchmarks.
- Held a transparent (but anonymized) post-incident learning session to explain process changes and demonstrate commitment to fairness.
- Mentored the mentee (if retained) with a remediation plan: supervised projects, training in ethics and reproducible workflows, and measurable checkpoints.
- Monitored team climate via anonymous pulse surveys and one-on-one check-ins; adjusted leadership behaviors to ensure psychological safety.
This approach balances due process, confidentiality, and firm action to protect scientific integrity while restoring trust through transparent policy changes and stronger reproducibility controls.
