Days 0–14 (Listen & audit)

• Deliverables: 1-page “state-of-play” summary (gaps, quick wins, risks) and prioritized 30/60/90-day plan.
• Cadence: Daily informal check-ins as needed; weekly summary email to stakeholders.

Days 15–45 (Small, owned project + alignment)

• Actions: Take ownership of a narrowly scoped POC or bugfix that delivers visible value (e.g., reduce model latency by X% or improve NER F1 by Y on a high-value intent).
• Work closely with DEs to ensure data quality and reproducible pipelines; draft model card and evaluation plan.
• Deliverables: Working POC, evaluation report with baseline comparison, reproducible training script, and deployment checklist.
• Cadence: Twice-weekly sync with PM/DE squad; weekly progress update email; shared kanban for transparency.

Days 46–90 (Scale, document, and communicate impact)

• Actions: Harden the POC into a repeatable experiment, add monitoring & alerts, create runbook and cost/latency trade-off analysis. Host cross-functional demo and knowledge-share.
• Deliverables: Demo-ready model, monitoring dashboard (key metrics: accuracy, drift, latency, cost), model card, rollout plan with rollback criteria, and a short roadmap for next quarter.
• Cadence: Biweekly demos to PMs/DEs; monthly 30-minute briefing to senior leadership highlighting impact (KPIs, risks, ask). Maintain weekly written status and a public “office hours” slot for ad-hoc questions.

Signals of success to track

I treat interviews as two-way conversations; I ask targeted questions to learn how the team actually supports growth and mentorship. Here are five specific questions (mapped to typical interviewers) and what a strong answer sounds like.

1. To the hiring manager: "What does a successful first 12 months look like for an AI engineer here, and how do you support that growth?"

• Strong answer: A concrete 12‑month plan (onboarding, project milestones, expected competencies), regular 1:1 cadence, mentors assigned, measurable goals (e.g., deploy model X, reduce latency by Y%), and examples of past hires who progressed.

2. To the tech lead/mentor: "How do you structure technical mentorship and code review for mid‑level engineers working on models/production pipelines?"

• Strong answer: Pairing programs, scheduled design reviews, rotation through components (training, infra, evaluation), explicit learning objectives, access to senior pair sessions, and examples where mentorship led to independent ownership.

3. To a peer engineer: "How did you advance your skills here and what resources or opportunities helped most?"

• Strong answer: Specific actions (internal study groups, brown‑bags, hackweeks), time allocation policies (e.g., 10% research time), tooling/access to GPUs, and concrete promotion story from peer experience.

4. To an engineering director or cross‑functional leader: "How are promotion decisions made for technical IC tracks vs. people‑management tracks, and what are the observable markers of readiness?"

• Strong answer: Clear rubric tied to scope, impact, mentorship, system design, reproducible metrics (papers, benchmarks, shipping features), timeline expectations, and examples of career ladder transitions.

5. To the recruiter/HR: "What learning budget, conference attendance policy, and internal training programs exist to support AI skill growth?"

• Strong answer: Specific numbers (learning stipend, paid conferences), approval process, internal training cadence, access to courses/cloud credits, and quick examples of employees using these benefits.

Why these work: they probe concrete processes, examples, metrics and evidence rather than vague promises. A strong set of answers shows institutionalized support (structured onboarding, mentorship programs, measurable promotion criteria, and funded learning), plus real stories of people who advanced. If answers are vague, follow up requesting examples and timelines before accepting an offer.

Situation: Our AI hiring is inconsistent, causing long cycles and variable candidate quality. Task: Deliver a 90-day program to standardize evaluation, speed decisions, and raise hire quality.

30 days — Discovery & Design

• Audit current interview loop: collect job specs, past feedback, time-to-hire, offer-accept rates.
• Define core competencies for AI Engineer levels (modeling, system design, MLOps, ML evaluation, coding, ethics/robustness).
• Draft standardized rubrics: 4-point scale per competency with behavioral anchors and sample questions (e.g., “debugs training instability: identifies causes, proposes fixes, validates”).

30–60 days — Build Practical Assessments & Materials

• Create two practical exercises: (1) 2–4 hour take-home: fine-tune pre-trained model on provided dataset with deliverables (code, eval, short README with trade-offs); (2) 60–90 min on-site coding + model design whiteboard focused on architecture and inference constraints.
• Build interviewer guides, scoring templates, and a decision checklist (minimum rubric thresholds per level).
• Pilot with 4–6 recent candidates; collect time spent and scorer variance.

60–90 days — Calibration, Rollout & Metrics

• Run mandatory 2-hour calibration training for interviewers: walk through rubrics, norm on sample recordings, practice scoring, bias-awareness and legal guidelines.
• Integrate into ATS with rubric fields; set SLAs (screen to offer <=28 days).

4. How do you slice experimental results to detect heterogeneous effects and fairness regressions?

7. How do you secure data, models, and inference endpoints (access control, encryption, secrets, model integrity)?

8. How do you manage privacy, compliance, and the ability to delete or retrain on user requests?
