A short, consistent structure works better than a long one, because people will actually fill it out: a title, the date, who owns it, the context in one or two sentences, the options considered with their trade-offs, the decision itself, and the reasoning behind it in a few bullet points.
Where it lives
The log needs to be one discoverable place, linked from the tickets, docs, or roadmap items it affects, not scattered across meeting notes and chat threads. A shared doc or wiki page with a simple table works; the tool matters less than the discipline of always linking to it.
Who keeps it current
The person who owns the decision, not a rotating scribe with no stake in it, writes or finalizes the entry, ideally right after the decision is made, while the reasoning is still fresh and easy to state accurately.
How it gets used afterward
In retrospectives, revisit decisions that affected the outcome and check whether the original assumptions held. For onboarding, a short list of the most consequential recent decisions gives a new team member the context that would otherwise take weeks of osmosis to pick up.
Worked example
A team is deciding between two ways to notify users of an event: a push notification versus an in-app banner. The entry, once decided, looks like this: title, "Notification channel for event alerts"; date and owner, the decision owner's name and the date; context, users were missing time-sensitive alerts under the current in-app-only approach; options considered, push notification (faster delivery, requires a new permission prompt), in-app banner only (no new permission needed, slower to be seen), and both channels (best coverage, more engineering and support surface); decision, push notification with an in-app banner as a fallback for users who decline the permission; reasoning, the delay in the in-app-only approach was the specific problem being solved, and the fallback covers users who opt out.
Anyone who later asks why the team does not just use an in-app banner, since it is simpler, can read this entry and see the trade-off was already considered, rather than re-litigating it from scratch.
Trade-offs and pitfalls
A log nobody updates is worse than no log: it creates false confidence that the reasoning is captured somewhere, while actually going stale. The fix is keeping entries short enough that updating one takes minutes, rather than requiring a formal write-up every time.
A log can also be used as a weapon later, such as insisting a past decision still holds in a situation where circumstances genuinely changed and revisiting was the right call. The log should record reasoning, not lock in a decision forever; a review date or a note on when to re-evaluate keeps it a living reference instead of a trap.
Tell me about a time you had to align two teams with genuinely different priorities, for example engineering wants stability and sales or the business side wants speed, under a real deadline. How did you find shared ground?

Find the shared goal underneath the surface disagreement, both sides usually want the launch to succeed, they disagree on what risk is acceptable to get there. Then convert the abstract tension into a concrete, time-boxed trade-off (what ships now versus what's deferred), with clear ownership of whatever risk gets accepted.
Framework
Reframe before negotiating. Name the actual shared objective (a successful launch) instead of letting the conversation stay framed as one function's priority against another's.
Make the trade-off concrete. Lay out a short options list showing what changes at each risk-versus-speed level, and the cost of each option. Where possible, propose a phased release, ship a reduced-risk version now, defer the rest, rather than forcing an all-or-nothing choice.
Assign ownership of the accepted risk. Whoever accepts a shortcut, for example skipping a test cycle or deferring hardening, should be named explicitly, so the decision isn't 'the team decided' with no accountability attached.
Other shapes this same tension takes. It doesn't always surface as engineering-stability-versus-speed. The identical negotiation shows up as design, performance, accessibility, and time-to-market trade-offs, for example a fully accessible, polished interaction versus a simpler version that ships on the marketing date, and as security, network, and product integration-deadline trade-offs, for example a security or network team wanting a longer hardening pass before a product integration ships, against a fixed launch date on the product side. The mechanism doesn't change across these framings: name the shared goal, make the trade-off explicit and time-boxed, and assign ownership of the risk that's accepted.
Worked example
Situation: engineering wanted an additional hardening and testing pass before a release; the business side had a customer commitment tied to a fixed date, eight weeks out.
Action: convened both sides and reframed the disagreement as 'how do we hit the date without an unacceptable stability risk', not engineering against the business. Broke the release into a smaller core scope that could pass full testing within the eight weeks, with the higher-risk pieces deferred to a fast-follow. Named engineering as the owner of the go/no-go call on stability for the core scope, and named the business side as the owner of communicating the phased scope to the customer.
Result: the reduced-risk core shipped on the committed date, and the deferred piece landed two weeks later with no incident. Because the trade-off was explicit and time-boxed rather than a vague 'we'll be a bit more careful', both sides could tell their own stakeholders exactly what was decided and why.
Trade-offs and pitfalls
- Treating this as a one-time negotiation, rather than designing a recurring mechanism such as a standing risk-versus-release framework, means the same fight repeats at every deadline.
- Splitting the difference without being explicit about what's actually being risked satisfies no one and hides the real trade-off from both sides.
- The senior version of this answer describes redesigning the choice so it isn't zero-sum, the phased release, not describing how you convinced the other side to give in.
A release you're responsible for is blocked because a team you depend on changed something without telling you. Walk me through how you'd get things moving again.

Then diagnose the actual scope of the change and who else is affected, communicate the revised timeline early, and finally fix the underlying process gap so it's a one-time surprise instead of a recurring one.
Framework
Step 1: contain. Determine the fastest path to unblock: revert the change if that's possible, or add a translation shim/adapter so your code keeps working against the old shape while the real fix lands. If neither is immediately possible, decide what can ship without the broken piece, for example behind a feature flag.
Step 2: diagnose. Establish exactly what changed, who else depends on it, and whether it was an intentional but unannounced change or a genuine mistake on the other team's side.
Step 3: communicate. Tell stakeholders and anyone else affected early, with the impact and a revised timeline, rather than waiting until you have a full fix to say anything.
Step 4: prevent recurrence. Add a contract test (an automated check that verifies the shared interface between two systems still matches what both sides expect) between the two systems so a breaking change fails CI (continuous integration, the shared automated build/test pipeline) on the other team's side, not your production release. Establish a change-notification norm for the dependency, breaking changes get a heads-up window before they ship.
Worked example
Situation: your service's release is blocked because another team changed a field type in an API you call, without notice.
Action: added a translation shim that converts the new field shape back to what your code expected, unblocking the release the same day. Separately, opened a direct conversation with the other team to understand intent (they were mid-deprecation of the old field with a target date) and got a written timeline from them. Proposed and got agreement on a contract test that runs in their CI against your consumer's expectations, so the next breaking change fails their build instead of your release.
Result: the release ships on the shim within the day. The underlying fix, migrating off the shim once your side is ready, is tracked as separate follow-up work with an owner and a date, and the new contract test now guards against a future silent change between the two teams.
Trade-offs and pitfalls
- A shim can quietly become permanent tech debt if there's no forcing function to remove it. Give it an explicit owner and a removal date when you create it.
- Escalating immediately, before trying direct contact with the other team, burns trust and often isn't necessary. Try a peer conversation first, escalate only if that stalls.
- A contract test prevents the next surprise, it does nothing for the current one. Don't let building the guardrail delay the immediate unblock work.
You're working with a partner function whose incentives are genuinely different from yours, for example they're measured on speed and you're measured on quality or risk. How does that difference change how you scope your asks to them and how you share status?

Structured elaboration
- Diagnose the incentive, don't assume it. Confirm what the partner function is actually measured on (deploy velocity, ticket close time, uptime, cost) rather than inferring it from how they push back. Different sub-teams within the "same" function can be measured differently.
- Scope the ask to the smallest unit that gets you what you need. If they're speed-measured, don't ask for a broad, standing review of everything; ask for a narrow, well-bounded check on the specific surface that carries the risk you actually care about, and let everything else pass without friction.
- Translate the ask into their currency. Instead of framing a request around your risk language, frame it around what it costs (or saves) them in their terms: incident response hours avoided, rework avoided, a compliance gate they'd otherwise hit later and more expensively.
- Change the shape of status, not just the ask. For a speed-measured partner, give a compact signal (blocked/not blocked, a count, a single risk flag) they can act on in seconds. Save the fuller narrative for your own stakeholders who need the detail. Sharing the same long-form update with both audiences under-serves the partner who needs to move fast.
- Keep a floor. Adapting your ask to their incentive has a limit: there's a minimum you can't compromise below without failing your own mandate. Know that floor before the conversation so "scoping down" doesn't quietly become "giving up the requirement."
- Revisit as trust builds. Early asks are necessarily narrow and low-trust. As the partner sees your asks are well-scoped and your status updates are reliable, you can often widen the ask (a slightly broader review surface, more lead time) because they've learned you're not going to slow them down for nothing.
Worked example
A platform team is measured on release velocity; a security-minded partner function is measured on defect and incident rates. Rather than asking the platform team to route every change through manual security review (a direct tax on their velocity metric), the ask is scoped to only changes that touch a named risk surface, such as authentication or payment code. Everything else ships without added friction. Status to the platform team is a single weekly line: "2 changes in the review queue, 0 blocking, both cleared by Thursday." The fuller write-up, with rationale and residual risk, goes to the security function's own leadership, not to the platform team, because that's not the audience that needs it to act.
Trade-offs & pitfalls
- Pitfall: scoping the ask down so far it stops actually managing the risk it exists to manage. Know your floor before you negotiate.
- Pitfall: assuming the incentive instead of confirming it. Guessing wrong (e.g., treating a team as purely speed-driven when they're also on the hook for a compliance metric) leads to asks that miss what would actually land.
- Pitfall: sending the same status update to every audience. It either over-informs the speed-measured partner (who tunes it out) or under-informs your own stakeholders (who need the detail to make decisions).
- Senior differentiator: treating the ask size and the status format as things you design deliberately around the incentive gap, and revisiting that design as trust changes, rather than a fixed communication style you use with everyone.

Pick a project that genuinely needed more than one function, and be specific about two things: what YOU owned (not what 'the team' did), and the one concrete mechanism that determined whether the collaboration worked, such as a shared definition of done, a clear handoff point, or clarity on who decided what when opinions differed. Vague answers ('we communicated well') sound rehearsed; specific answers sound lived-in.
What the story needs to show
Your specific contribution. Interviewers are listening for what you personally decided or built, distinct from what your collaborators did. If every sentence is 'we', the interviewer cannot tell what you'd do differently on the next team.
A mechanism-level explanation. Organize the story around one of three lenses:
- Shared goal: did every function agree on what 'done' looked like and how success would be measured, or was each function quietly optimizing for its own definition?
- Interface or handoff: was there a clear point where work crossed from one function to another, and was that point actually defined, or did people guess?
- Decision rights: when functions disagreed, was it clear whose call it was, or did disagreement just stall until someone got tired of arguing?
Honesty if it's a struggle story. The question explicitly allows 'succeed or struggle'. A good struggle story ends on what you changed about the collaboration, not on who was at fault.

Situation: [your team] needed to deliver [a feature or initiative] that required real work from [Team A, for example a design or research function] and [Team B, for example a data or infra function], against a fixed external date.
Task: your role was the one connecting the three groups, for example owning the shape of the interface between design and engineering, or owning how data requirements got translated into a schema.
Action: early on, each function had a different idea of what 'done' meant for their piece, which caused rework when the pieces met. You wrote a short one-page agreement naming the shared definition of done and who would sign off on each handoff, and used it to resolve the next two disagreements without a meeting.
Result: the project shipped on the revised date, and the agreement itself became something the group reused on the next cross-functional piece of work, which is the real marker of a story about redesigning the collaboration rather than just pushing through it.
To make that skeleton concrete rather than a fill-in-the-blank: picture a checkout redesign that needed real work from the design function and the payments engineering function, against a fixed external date tied to a promotional campaign launch. The specific disagreement was about what 'done' meant for the new payment-method selector: design considered the screen done once every state (loading, error, empty) matched the approved mockups pixel-for-pixel, while payments engineering considered it done once the integration correctly handled every payment-provider response code, even ones with no mockup drawn yet. That mismatch caused two rounds of rework when a payment-provider error state shipped without a design pass. The one-page agreement that resolved it included this line: 'A screen is done when it matches an approved mockup for every state the payments API can return, and any new state discovered after mockups are drawn triggers a joint 15-minute review before either side builds it.' That single sentence is what let the two functions stop re-litigating 'done' every time a new edge case appeared, and both sides signed off on it before the next round of work began.
Trade-offs and pitfalls
- A generic 'we all communicated well' answer with no mechanism is the single most common weak version of this story, avoid it.
- Over-crediting the team at the expense of your own specific contribution leaves the interviewer unable to evaluate you.
- If you pick a struggle story, resist framing it as the other function's fault. The senior version of this answer explains what you changed about how the groups worked together, not who dropped the ball.
- The strongest answers show you redesigning a structure (a handoff, a shared definition, a decision rule), not just working harder inside a broken one.
