Ongoing: monthly clinics, a living playbook, and certification before requesting high-cost experiments.

• Fails when: product teams need rapid experimentation or domain-specific context; central bottlenecks slow delivery.
  Decentralized analytics (embedded in product teams):
• Excels when: fast iterations, deep product knowledge, localized KPIs and ownership are required. Teams can iterate on features and metrics rapidly.
• Fails when: leads to metric divergence, duplicated infra, and inconsistent governance; harder to enforce privacy and cost controls.
  Hybrid model recommendation: central platform provides core data pipelines, shared metrics, and tooling (catalogs, access controls), while product teams own domain-specific derived metrics and experiments. Use federated governance, a metrics registry, and SLAs for the platform to balance speed and consistency.

Situation: A product team needs raw user-level logs to debug a regression, but Apple's privacy rules forbid sharing PII.
Proposal (alternatives that preserve debugging power):

1. Pseudonymized session IDs: Replace device/user identifiers with cryptographic hashes salted per project; keep mapping irreversible for engineers. Include time-ordered events, coarse geolocation (city-level) and signal metadata.
2. On-device debugging hooks: Provide an opt-in diagnostic mode that collects richer logs locally and uploads only after explicit consent from enrolled users or internal testers.
3. Aggregated, spike-focused slices: Provide high-resolution aggregates around the regression window (per-minute counts, error stacks, percentiles) and cohort breakdowns (OS version, app build) rather than per-user traces.
4. Safe replay tools: Allow replay of anonymized traces where PII fields are masked and identifiable sequences replaced with synthetic IDs; include stack traces and timings.
5. Secure sandboxed access: For critical cases, offer time-limited, audited access to a secure environment where raw logs can be viewed with automated PII redaction and legal/PM approval.
