Requirements & scope:

• Cover data-quality failures (incorrect metrics), ETL pipeline outages (data latency/stop), dashboard regressions (broken visuals/filters).
• Objective: Triage quickly, reduce business impact, keep stakeholders informed.

Severity tiers:

• Sev 1 (Critical): Executive KPI incorrect or missing, business decisions blocked, revenue/SAAS billing impacted, >24h data gap. Target: acknowledge 15 min, remediation plan 60 min, resolution 4 hours.
• Sev 2 (High): Major report shows wrong numbers for a major segment, ETL backfill needed but workarounds exist. Acknowledge 30 min, plan 2 hours, resolution 24 hours.
• Sev 3 (Medium): Non-critical metric anomalies, single dashboard regression not blocking decisions. Acknowledge 4 hours, plan 24 hours, resolution 3 business days.
• Sev 4 (Low): Cosmetic UI bug, minor performance lag. Acknowledge 2 business days, resolution 7 business days.

On-call roles & responsibilities:

• BI On-call Analyst (primary): triage logs, run validation queries, apply quick fixes (filters, cached refresh), escalate if root cause is ETL/db.
• ETL/Platform On-call (secondary): investigate pipeline jobs, retry/backfill, fix connectors.
• BI Lead (manager): approves communications, coordinates cross-team resources.
• SRE/DB Admin (as needed): infrastructure, query performance fixes.

Runbook highlights:

Situation: Last quarter our Sales VP requested an executive sales performance dashboard to support a board review in 48 hours—normally a two-week build—after a market shift created urgent questions about territory performance.

Task: As the Business Intelligence Analyst owner, I had to deliver a reliable, presentation-ready dashboard that showed bookings, pipeline by stage, top accounts, and regional trend comparisons within the timeframe.

Action:

• Quickly clarified the must-have metrics in a 15-minute call with the VP to prioritize stakeholder needs (KPIs for the board vs nice-to-have drilldowns).
• Pulled validated data from the sales warehouse and used a pre-existing ETL job to avoid reworking source logic.

What I learned: Make the model objective but extensible; bake in maturity adjustments and explicit fast-track paths to preserve agility without sacrificing fairness.

Governance Rubric — When to Automate vs Keep Manual (BI Analyst)

Rubric (score each factor 0–5; higher = stronger case for automation). Sum thresholds: 0–9 = keep manual, 10–15 = consider semi-automation (templates/scripts + human check), 16–25 = automate.

Estimate:

  • Effort & complexity: estimated dev hours, data readiness, cross-source joins, and maintenance.
  • Observability metrics: expected refresh rate, data latency tolerance, and error-handling needs.
  • Opportunity cost: what other work would be delayed.
• Normalize and score requests using a simple weighted rubric (example weights: Impact 40%, Urgency 25%, Reach 15%, Effort -20%). I implement the scoring in SQL/Excel and share a ranked list with data supporting each score.
• Run a 30-minute alignment workshop showing the rubric, evidence for top candidates (sample SQL counts, user lists, mock KPIs), and propose a phased plan: ship a minimal dashboard for the highest-scoring item, schedule the next per score, and reserve urgent slots for true blockers.
• Offer instrumentation: add usage tracking (dashboard opens, filters used, time-to-insight) and a 3-month review to re-score based on real adoption and impact.

Result: The group accepted the transparent ranking because it surfaced trade-offs with numbers (e.g., Dashboard A scored 82 due to 20 exec users and direct revenue tie vs. Dashboard B scoring 55 despite louder requests). We delivered the top dashboard in two sprints, tracked 70% adoption in key users, and prevented rework by catching a data-quality issue early.
