2. Criteria (score each 0–3, threshold e.g., total ≥7 to productionize)

• Business impact: revenue/ cost influence, strategic decisions, regulatory/compliance exposure.
• Frequency: how often needed (ad-hoc=0, weekly=2, daily/real-time=3).
• Risk/cost of failure: financial/legal/brand impact if incorrect.
• Maintainability: data complexity, upstream dependencies, brittleness.
• Automation benefit: manual effort saved per period.
• Visibility/need for governance: PII, audit trail, approvals.

3. Stakeholders to involve

Requirements & constraints:

High-level approach:

1. Prep & dev

• Create new schema version (v2) in dev with same logical model; update ETL/ELT transforms and data contracts.
• Unit tests: schema validation, column-level type checks, derived-calculation unit tests, nullability and FK constraints.
• Provide a “migration spec” mapping old→new columns and business logic.

2. Staging & integration tests

• Deploy v2 to staging with a full prod-sized snapshot (anonymized). Run end-to-end pipelines.
• Automated checks: row counts, checksums on key columns, distribution comparisons (histogram/KL divergence), constraint validations.
• BI smoke tests: point each critical dashboard to staging-v2, compare visuals & numbers to staging-v1; flag deltas > configurable thresholds.

3. Shadowing / dual-write and canary rollout

• Start with shadowing: run ETL to write to v1 (production) and v2 (shadow) simultaneously but serve reports from v1. No users see v2 yet.
• Run continuous reconciliation for 24–72 hours: incremental row-level diff, aggregate metric comparisons, percent-delta alerts.
• Canary read-only: select non-critical reports and route a small % (e.g., 5–10%) of dashboard views to v2 for user validation.
• Gradually increase coverage (5→25→50→100%) only when reconciliation metrics are green.

4. Backfill & data migration

• Backfill strategy: snapshot low-watermark, run idempotent backfill ETL into v2; track progress with backfill ledger table (start/end timestamps, rows processed, errors).
• Use chunked backfills and verify per-chunk checksums and counts before marking chunk complete.

5. Rollback strategy

• Maintain v1 as authoritative until v2 fully validated. Rollback triggers: aggregate metric delta > threshold (e.g., >1% for sensitive metrics), constraint violations, pipeline lag increase, user-reported anomalies.
• Quick rollback path: stop writes to v2, redirect reads to v1, and run automated diagnostic report. For destructive changes, preserve backups and transactional logs to restore.

6. Monitoring & validation post-migration

• Automated post-migration validation suite: row counts, PK uniqueness, referential integrity, metric-level reconciliation (daily/weekly), distribution checks, and KPI smoke-tests.
• Compare a curated set of 20–30 critical KPIs across v1 and v2 for several lookback windows (last day, week, month). Use alerting for drift.
• Run historical consistency checks (time-series continuity), and sample-level record comparisons for business-critical cohorts.

7. Stakeholder communication & governance

8. Roles & timelines

• Data Eng: ETL changes, backfill, monitoring.

Key validation examples:

• SQL reconciliation: SELECT COUNT(*) per day, SUM(revenue), AVG(session_duration) grouped by key dims; compute percent_diff and alert if > threshold.
• Row-level checksum: MD5(concat(pk, important_columns)) joins to find mismatches.
• Dashboard snapshot diffs: automated export of visuals and numeric tiles compared programmatically.

This phased, measurable approach minimizes risk, keeps stakeholders informed, and ensures analytics continuity with clear rollback paths.

Situation: I was building a monthly executive dashboard in Power BI for a product growth team to track acquisition, activation, and a projected KPI: 30-day activation rate.
