When I get an ambiguous analytics request I follow a reproducible, stakeholder-focused process built on MECE and hypothesis-driven analysis:

1. Clarify scope quickly (first 15–30 min)

• Ask targeted questions: who will use it, decision it informs, timeframe, frequency, success criteria, and constraints (tools, SLAs).
• Propose 2–3 potential interpretations and ask the stakeholder to pick or combine.

2. State assumptions explicitly

• Document data availability, timeliness, granularity, and business-rule assumptions (e.g., “orders = paid invoices”).
• Get verbal/email confirmation or flag items needing sign-off.

3. Break problem into components (MECE)

• Data ingestion: sources, connectors, latency, ownership.
• Transformation: joins, deduplication, business logic, enrichment rules.
• Metrics: definitions, formulas, segmentation, edge cases.
• Visualization/reporting: audience, chart types, interactivity, delivery cadence.

4. Hypothesis-driven plan

• List 2–3 hypotheses (e.g., “Revenue drop driven by lower conversion in segment X”).
• For each, outline required metrics and minimal dataset to validate.

5. Execution & communication

• Deliver a short project brief with timeline, milestones, and acceptance criteria.
• Use sprints: prototype (wireframe/SQL sample) → validation with stakeholder → full build → QA.
• Update weekly (or daily for urgent) with progress, blockers, and data risks (freshness, missing joins, schema changes).

6. Risk management & QA

• Flag data quality, joins, sampling bias, and assumptions that could invalidate conclusions.
• Implement tests: row counts, null-rate checks, regression against known baselines.

Example: For a vague request “why did product sales fall?”, I clarified timeframe and cohorts, assumed channel attribution rules, hypothesized three causes (traffic, conversion, price), built a lightweight ETL and a prototype dashboard showing traffic → conversion → AOV funnels, and iterated with the PM until we had an agreed diagnostic dashboard and next-step experiments.

This approach balances speed with rigor, ensures stakeholders are aligned, and makes trade-offs and risks explicit.

MECE means breaking a problem into parts that don’t overlap (mutually exclusive) and together cover the whole space (collectively exhaustive). In plain terms: every item fits exactly one bucket, and no important item is left out. That prevents duplication, gaps, and confusion.

Concrete application to a BI dashboard backlog:

• First define the complete scope: all dashboard/report work requests, recurring reports, data infra tasks.
• Decompose MECE into buckets:
  1. Strategic KPI dashboards (executive-level OKRs, weekly/monthly)
  2. Operational dashboards (day-to-day ops metrics for teams)
  3. Self-service datasets & templates (curated Looker/Power BI datasets, data models)
  4. Ad-hoc/analyst requests (one-off analyses)
  5. Data quality & pipeline tasks (ETL fixes, lineage, monitoring)
  6. Compliance & audit reports (regulatory, security)
     Each incoming item is classified into exactly one bucket; if it spans buckets, split it into separate deliverables (e.g., a dashboard plus a pipeline fix).

How MECE helps:

• Avoid overlapping work: clear buckets mean two people won’t independently build the same KPI dashboard or duplicate ETL effort.
• Reduce stakeholder ambiguity: stakeholders know which bucket their request goes into and expected SLAs (e.g., ops dashboards = weekly sprint; ad-hoc = 2-week SLA).
• Prioritization & ownership: attach priority criteria per bucket (impact × frequency × effort) and assign owners (Product BI for strategic, Data Engineering for pipelines, Analytics team for ad-hoc). That creates transparent trade-offs and reduces rework.

Result: faster delivery, clearer expectations, easier capacity planning, and measurable handoffs between teams.

Framework: Define goal, gather data, prioritize hypotheses, run analyses, validate with experiments.

1. Data & metrics to assemble

• NPS raw responses + timestamps, respondent metadata (region, product, plan, channel), CSAT, support tickets, churn, usage metrics, release/campaign calendar.
• Build an NPS dashboard with breakdowns and trend lines.

2. Segmentation analyses (cohort / region / product)

• Cohort by signup month / tenure: plot NPS trend per cohort to see if a specific cohort dropped.
• Region / language / channel: compare mean NPS and promoter/detractor rates; use chi-square to test significance.

3. Temporal correlation to releases/campaigns

Scaling considerations:

• Concurrency: scale compute clusters horizontally (multiple virtual warehouses) and use read replicas or OLAP store for high concurrency dashboards.
• Data volume: partitioning/clustering, incremental models in dbt, retention policies.
• Performance: precompute aggregates, use columnar compression, optimize query patterns, use query acceleration (BigQuery BI Engine / Snowflake result cache).

KPIs to evaluate success:

• Adoption: % analysts using semantic layer vs custom SQL, number of governed dashboards.
• Performance: P95/P50 query latency for dashboards and ad‑hoc queries, dashboard load time (<2s goal for exec dashboards).
• Reliability: Uptime of platform, failed job rate (ETL/model runs).
• Cost: $/analyst/month, credits/slots per month, % spend by team.
• Data quality & trust: % of metrics with tests, incidents due to metric definition drift, time to resolve data incidents.
• Governance: % dashboards with lineage & certified owner, mean time to onboard a new dataset.

Example workflow:

• Source → raw lake → dbt transforms → tested canonical models → metrics exposed in semantic layer → BI dashboard reads metrics (materialized where needed) → lineage & metadata visible in catalog; CI tests and resource monitors enforce quality and cost.

This design balances analyst freedom with centralized governance, performant queries through materialization/caching, and cost/scale controls through workload isolation and automation.

Approach framework: convert relative sizes to hours using historical cycle time, translate impact into a value score, then run capacity math + sequencing by value/effort while reserving capacity for interrupts.

1. Estimate effort

• Map T‑shirt sizes to hours from historical data (example): S=8h, M=24h, L=80h, XL=160h (use team’s actual medians).
• For each request, record size and any known dependencies; add contingency (10–20%) for unknowns.
• Example: 12 requests sized → total raw effort = 900h; with 15% contingency = 1035h.

2. Forecast throughput / capacity

• Calculate engineer available hours for the quarter: weeks × weekly hours × focus% (e.g., 13 weeks × 40h = 520h; apply 60% productive for project work → 312h).
• Reserve an “interrupt buffer” (e.g., 15–25%) for urgent ad‑hoc requests; with 20% buffer, usable capacity = 312h × 0.8 = 250h.
• Throughput estimate = usable capacity / avg hours per ticket. If avg ticket = 40h, expect ~6 tickets delivered this quarter.
• Use historical throughput distribution (median, p50/p80) or simple Monte Carlo over size estimates to show range and confidence.

3. Sequence execution to maximize value + allow urgency

• Score each request by impact (1–10) and compute value/effort ratio = impact_hours_norm / estimated_hours.
• Prioritize by: higher value/effort, dependencies, quick wins (S/M with high impact), and regulatory/SLAs first.
• Create a plan: fill earliest slots with top value/effort items until capacity minus buffer is consumed. Reserve buffer slots weekly for interrupts.
• For large items, split into MVP phases (deliverables that create value early) so you can ship partial value and reduce risk.
• Communicate: publish a transparent intake SLA (e.g., triage within 48h), expected lead times, and regular backlog re‑prioritization cadence (biweekly).
• Reforecast monthly using actual consumption and adjust buffer/sequence.

Metrics to track: delivered items, cycle time vs estimate, interrupt rate, stakeholder satisfaction. This keeps priorities aligned, maximizes value delivered, and preserves predictable capacity for urgent work.
