Explain the change in terms partners can verify for themselves, run both definitions side by side for a defined period so people can reconcile the gap at their own pace, and give a concrete accounting of why the numbers differ before asking anyone to adopt the new one as their working reality.

- Find out what's actually anchored to the old number. It's rarely the number itself that people resist, it's the targets, dashboards, or comp plans built on top of it. Identify those dependencies before you talk about the redefinition in the abstract.

Suppose "active users" currently counts anyone who logs in during the month. The new definition additionally requires at least one core in-product action during that session, because the team found that a meaningful share of logins were automated health-checks or bounced sessions that didn't reflect real engagement. If the old metric counted 10,000 monthly logins, and historically about 30% of logins involve no core action (a figure pulled from existing session logs, not asserted), the new definition would show roughly 10,000 x (1 - 0.30) = 7,000 active users, a drop of 3,000 driven entirely by the new inclusion criterion, not by an actual usage decline. Dual reporting both numbers for a month, with that 3,000-user gap explicitly labeled "removed for lacking a core action, not a real drop," lets a marketing partner whose Q3 target was set against the old 10,000-count number understand exactly why their dashboard changed before they have to defend it to their own leadership.
Trade-offs & pitfalls
- Pitfall: cutting over immediately without a dual-reporting window. It looks like the number was changed to hit or dodge a target, even when it wasn't.
- Pitfall: mandating adoption from authority ("this is the new source of truth, use it") without walking anyone through the why. Technically correct, but it burns trust and invites people to quietly keep using their own old tracking.
- Pitfall: deleting the old metric immediately, which strands anyone mid-adjustment and turns a change-management problem into an access problem.

Then convert the abstract tension into a concrete, time-boxed trade-off (what ships now versus what's deferred), with clear ownership of whatever risk gets accepted.
Framework
Reframe before negotiating. Name the actual shared objective (a successful launch) instead of letting the conversation stay framed as one function's priority against another's.
Make the trade-off concrete. Lay out a short options list showing what changes at each risk-versus-speed level, and the cost of each option. Where possible, propose a phased release, ship a reduced-risk version now, defer the rest, rather than forcing an all-or-nothing choice.
Assign ownership of the accepted risk. Whoever accepts a shortcut, for example skipping a test cycle or deferring hardening, should be named explicitly, so the decision isn't 'the team decided' with no accountability attached.
Other shapes this same tension takes. It doesn't always surface as engineering-stability-versus-speed. The identical negotiation shows up as design, performance, accessibility, and time-to-market trade-offs, for example a fully accessible, polished interaction versus a simpler version that ships on the marketing date, and as security, network, and product integration-deadline trade-offs, for example a security or network team wanting a longer hardening pass before a product integration ships, against a fixed launch date on the product side. The mechanism doesn't change across these framings: name the shared goal, make the trade-off explicit and time-boxed, and assign ownership of the risk that's accepted.

Situation: engineering wanted an additional hardening and testing pass before a release; the business side had a customer commitment tied to a fixed date, eight weeks out.
Action: convened both sides and reframed the disagreement as 'how do we hit the date without an unacceptable stability risk', not engineering against the business. Broke the release into a smaller core scope that could pass full testing within the eight weeks, with the higher-risk pieces deferred to a fast-follow. Named engineering as the owner of the go/no-go call on stability for the core scope, and named the business side as the owner of communicating the phased scope to the customer.
Result: the reduced-risk core shipped on the committed date, and the deferred piece landed two weeks later with no incident. Because the trade-off was explicit and time-boxed rather than a vague 'we'll be a bit more careful', both sides could tell their own stakeholders exactly what was decided and why.
Trade-offs and pitfalls
- Treating this as a one-time negotiation, rather than designing a recurring mechanism such as a standing risk-versus-release framework, means the same fight repeats at every deadline.
- Splitting the difference without being explicit about what's actually being risked satisfies no one and hides the real trade-off from both sides.
- The senior version of this answer describes redesigning the choice so it isn't zero-sum, the phased release, not describing how you convinced the other side to give in.

- Raising a concern only after it's already in front of stakeholders turns a technical question into a public correction, which is exactly where it tends to become a credibility fight.
- Flagging every minor doubt in a public forum regardless of the stakes wears down trust and slows the team; reserve escalation for cases where a private check didn't resolve it and the decision at stake actually matters.
- Being right about a caught issue is not the same as handling it well; how the concern was raised often matters more to the relationship than the fact that it was correct.

There's no peer relationship conversation to have in the same sense: the path runs through contract renegotiation (invoking SLA, or service level agreement, terms, escalating through the vendor's account team) and executive/customer communication about timeline impact, because a vendor delay usually has stakeholders beyond your own working team (customers waiting on the date, your own leadership needing to manage expectations upward). The internal escalation ladder in step 3 assumes a peer relationship you can repair with tone and framing; the vendor case assumes a commercial relationship you manage with contract terms and proactive, honest communication about the schedule impact instead.

If instead the dependency were owned by an external vendor who'd gone quiet for two weeks on a contracted deliverable, the move isn't a peer conversation with an individual, it's raising the delay through the account relationship against the SLA in the contract, while separately and proactively telling internal leadership (and, if relevant, the customer waiting on the date) what the timeline impact now looks like, rather than continuing to absorb the delay silently and hoping the vendor resolves it before anyone notices.
