Approach / Criteria:

• Technical quality: data integrity risk, reproducibility, test coverage, documentation.
• Operational cost: manual effort hours/week, recurring engineering support, monitoring burden.

• Time-to-fix and dependencies: effort to refactor (person-weeks), downstream consumers affected.

Evaluation process:

1. Inventory each workaround with owner, purpose, consumers, and current metrics (latency, error rate, manual hours).
2. Score on a 1–5 scale for each criterion and compute weighted score (weights chosen with stakeholders).
3. Estimate costs:
   • Refactor cost = dev effort (weeks) * fully-burdened rate + QA + rollout + contingency (20%).
   • Retain cost = ongoing manual hours * hourly rate * 1 year + monitoring cost.
   • Retirement cost includes migration and rollback contingency.
4. Recommend action:
   • Retain only if low risk, negligible cost, and low business value.
   • Refactor if high business value or high risk/cost long-term.
   • Retire if obsolete or replaced by stable solutions.

  Outcome: This structured, data-driven evaluation gives leadership clear ROI and risk trade-offs so they can fund sustainable fixes rather than bake in technical debt.

Situation: A product manager asked me to analyze why a recent feature had lower adoption among a specific user segment and wanted lift estimates by demographic. The request was urgent because they planned targeted marketing.

Task: I reviewed the data and found two problems: our event tracking omitted demographic fields for 40% of users (coverage gap), and the collected demographics came from an opt-in survey biased toward power users (sampling bias). I believed the raw data couldn’t support reliable demographic lift estimates.

Action:

• I presented the data limitations clearly with examples (SQL counts showing missing_demographics = 40%, and chi-square tests showing survey respondents over-indexed on high-activity users).
• Proposed a two-pronged approach: (1) use proxy metrics (account creation region + payment tier) that had near-complete coverage and correlated with demographics (validated via correlation coefficients), and (2) run a short validation experiment — a 2-week in-app prompt asking a randomized 5% sample to confirm demographic info.
• Implemented the proxy-based analysis in SQL, reporting adoption lifts using proxies, and simultaneously engineered the validation prompt with product and privacy teams.
• After collecting validation responses (~4,200 users), I compared proxy predictions to confirmed demographics, computed precision/recall, and adjusted the proxy weighting to reduce bias.
