Situation: As a mid-level data engineer I reliably deliver ETL pipelines and batch analytics but I’ve identified a major gap preventing promotion to senior/staff: systems-level architecture and cross-team technical leadership for large-scale streaming and hybrid (batch+stream) systems. I can build components but have limited experience owning end-to-end architecture decisions, trade-offs, and influencing stakeholders.
Task: In 6–12 months I’ll close this gap by leading real projects, getting structured mentorship, and tracking measurable outcomes that demonstrate architectural ownership and influence.
Action (6–12 month plan):
- Months 0–2: Learning & foundations
- Complete a focused course (e.g., Confluent Streaming Architect or Coursera/GCP Data Engineering Professional).
- Read two canonical system-design papers and summarize trade-offs.
- Milestone: pass course + write a 2-page internal architecture primer.
- Months 2–5: Small production project (owner)
- Lead design and delivery of a low-risk streaming ingestion for one product (Kafka → Spark Structured Streaming → Delta Lake).
- Involve stakeholders (analytics, infra, SRE) and run 2 design reviews.
- Milestones: documented architecture, SLA targets (end-to-end latency < X sec), automated tests, runbook.
- Measurable: latency, data loss rate < 0.01%, deployment frequency.
- Months 5–9: Cross-team architecture & optimization
- Propose and prototype a reusable streaming pattern or template for other teams.
- Pair with senior architect biweekly; request feedback and iterate.
- Milestones: template repo, 1x team onboarding using template, cost/perf baseline showing ≥20% improvement.
- Months 9–12: Influence & mentorship
- Lead a brown-bag on best practices; mentor 1–2 junior engineers on designs.
- Drive an architecture decision record (ADR) process adoption.
- Milestones: ADRs authored, peer feedback scores, promotion-ready recommendation from mentor.
Support & Mentorship:
- Quarterly 1:1 with a staff-level architect for feedback and sponsor support.
- Weekly pairing sessions with senior engineer during project sprints.
- Monthly design-review panels to practice presenting trade-offs.
Result / Measurement:
- Deliverable evidence: production system owned end-to-end, template adopted by at least one team, quantifiable improvements (latency, cost, reliability), documented ADRs, mentor endorsement.
- Success criteria for promotion readiness: demonstrated ownership of architecture, ability to lead cross-functional design, and measurable system improvements.
