Research Project Ownership and Execution Questions

What to lead with

• The decision the stakeholder needs to make or the outcome they care about, stated in their language, not yours.
• One number that shows the size of the opportunity or the impact delivered.

What to leave out

• Model internals (algorithm choice, hyperparameters, validation folds) unless directly asked.
• Stacked caveats. State the one that matters and move on.

Example
Instead of "we used a random forest with 200 trees and an AUC of 0.81," I said "this flags the 5% of accounts most likely to cancel next month, so the retention team can call them first. In testing, that cut cancellations among contacted accounts by about a third."

This question screens for intellectual honesty. The interviewer assumes some projects disappoint; they are checking whether you surface it plainly or spin it.

How to talk about a disappointing result honestly:

• State the expected number next to the actual number. "We projected a 3-4% lift and measured 0.3%" is honest; "it underperformed" reads as evasive.
• Separate implementation failure from modeling failure. Many disappointing production results are bugs (stale caches, timezone errors), not bad models. Show you checked implementation first.
• Explain the offline-online gap. If your backtest promised more than the live test delivered, say why: a leaked signal, optimistic assumptions, factors the backtest couldn't see. That explanation is the strongest part of the answer.
• End with the recommendation you made. Invest further, modify, or shut it down. An underwhelming number paired with a clear recommendation is the credibility signal.

Example (illustrative - adapt to your own experience): A candidate might describe a send-time model projected to lift open rates 3-4% that measured 0.3%; checking implementation first surfaced a cache serving stale predictions, and the fixed re-test reached 1.2%, still short, pointing to an optimistic backtest. They presented both numbers and the gap analysis instead of declaring victory.

Never reframe the miss as a success or blame "noisy data."

Selection criteria

• Pick projects where you can state a concrete, defensible number, not "improved efficiency" but "cut manual review time from 4 hours to 45 minutes."
• Favor variety: one project showing experimentation or statistics, one showing modeling, one showing cross-functional delivery, rather than three similar modeling projects.
• Choose projects you can defend in depth, since an interviewer may ask "why" three times in a row.

Example
From five projects, I chose a pricing experiment (statistics depth), a recommendation model (ML depth), and a dashboard rebuild (stakeholder communication), because together they cover the three things interviewers usually probe.

The interviewer is testing whether you validate beyond offline metrics, diagnose failures systematically, and treat a surprise as information rather than embarrassment.

Structure your answer around:

• How you found out. The strongest answers involve a deliberate check (a holdout control, monitoring, a downstream metric), not luck. "Predicts well offline" and "causes better outcomes" are different claims; show you know the difference.
• The diagnosis. Name the specific root cause. Surprisingly good offline numbers often mean leakage: the model learned a proxy for something that already happened.
• The fix and re-validation. Show you re-tested with the same rigor instead of declaring the retrain a success.
• The habit you kept. What you now do by default because of this experience.

Example (illustrative - adapt to your own experience): A candidate might describe an upgrade-prediction model with a strong offline AUC that showed no lift against a randomized holdout of users; digging in revealed a feature that effectively encoded "sales already contacted this user," a leak with no causal value. Retraining without it and re-running the same holdout design showed a genuine lift.

Pick a real failure of your own, even from a course project. Vague answers ("the data was noisy") read as evasive; a named root cause reads as competence.

Framing the decision
This isn't really a modeling question, it's a decision under uncertainty with an asymmetric cost structure: shipping a model that doesn't beat baseline wastes deployment effort and erodes trust in future models; delaying costs calendar time and possibly the business window the project was built for; killing it forfeits the sunk investment but frees the team for other work.

What I'd check first, before deciding

• Is "early results" based on enough data to trust, or could the gap close with more iteration? I'd look at the learning curve: is validation performance still improving, or has it plateaued over the last several iterations?
• Is the comparison to baseline apples-to-apples? I'd re-check the baseline is evaluated on the exact same recent time window and population as the new model, since baselines quietly drift too.
• Is there a narrower slice where the new model clearly wins, even if the aggregate doesn't? Sometimes "no aggregate improvement" hides a real win in a valuable subsegment.

Decision criteria

• If the metric is still improving and the gap is small, I'd ask for a short, explicitly bounded extension, one week, not open-ended, with a pre-agreed go/no-go bar.
• If it's plateaued with no improvement over multiple iterations and no valuable subsegment win, I'd recommend killing it or shipping the existing baseline unchanged.
• I would not ship a model that doesn't beat baseline just to hit the deadline, since that trades a small one-time cost, an uncomfortable conversation now, for a recurring cost, a worse production system going forward.

How I'd frame it to my manager
I'd bring the data, not just a feeling: the current gap versus baseline, whether the trend is improving or flat, and a specific ask, one more week with a defined bar, or a recommendation to hold the baseline. I'd also flag what we learned regardless of outcome, since a killed project that surfaces a real insight isn't a wasted quarter.
