• Biweekly design/review meeting — 60–90 minutes, attendees: team, relevant stakeholders (engineers, product, sometimes legal). Deep dive on model design, evaluation, data needs. Require pre-reads and a clear decision ask (approve/iterate/needs more info).
• Biweekly office hours / drop-in — 1–2 hours, open to cross-functional partners. Focused on ad-hoc questions, code reviews, data access—reduces interrupting deep work.
• Monthly retro + roadmap check — 60 minutes, attendees: team. Reflect on process, surface improvements, align on next sprint.

To keep meetings focused and outcome-oriented:

• Publish agenda and objective in advance; include required pre-reads.
• Timebox segments and assign a facilitator and note-taker.
• End with clear action items, owners, and deadlines tracked in a shared board.
• Decline meetings that lack a decision or clear stakeholder value; prefer async updates (doc + short recording) when possible.

This cadence maximizes collaboration while protecting heads-down model development time.

Situation: I joined a team owning ML models with almost no tests or docs while product demanded a new feature that depended on those models. The codebase was fragile and release risk was high.

Task: Quickly onboard, evaluate model quality and operational risk, and deliver the feature while minimizing regression risk and being transparent with stakeholders about timelines and residual risk.

Action:

• Rapid onboarding (days): I ran the code locally and in staging, created a short “readme” capturing data sources, model inputs/outputs, runtime dependencies, and quickstart run commands to accelerate future work.
• Risk assessment (48–72 hours): I executed smoke tests on representative datasets, computed key metrics (accuracy, drift, latency), and traced failure modes. I classified risks: data leakage, model degradation, deployment flakiness, and missing monitoring.

Example (Situation/Action/Result): A product manager asked for an ad-hoc dashboard to surface a new cohort’s behavior. It scored medium impact, low effort, low risk, but would delay a planned feature-engineering sprint that targeted a 3% lift in conversion. I presented both options and a hybrid: deliver a minimal dashboard in 2 days (quick win) and postpone a noncritical refactor. The quick dashboard uncovered a data-quality issue causing a 4% undercount; fixing it improved model inputs and ultimately produced a 3.7% lift — better than the original planned work.
