A key person on your team is leaving in a few months and takes a lot of institutional knowledge with them. What would you actually do, as their mentor or mentee, to transfer that knowledge before they go?

Treat it as an active transfer project with an owner and a deadline, not passive documentation. Inventory what this person uniquely holds, rank it by risk rather than by how interesting it is to write up, transfer the highest-risk pieces through hands-on shadowing rather than just writing, and verify the transfer actually worked by having the successor perform the task for real while there's still time to catch gaps.
Transfer approach
Inventory and rank by risk, not by volume. List what this person actually holds that nobody else can currently do, then rank by what breaks or stalls if it disappears, not by what's easiest or most interesting to document. A fixed departure date means you can't transfer everything equally; risk ranking tells you where to spend the limited time.
Match the transfer method to the kind of knowledge. Procedural and tacit knowledge, how to actually make a judgment call under pressure, how to run something that doesn't go by the book, transfers best through shadowing and pairing, not documents. Declarative knowledge, why a past decision was made, historical context, transfers fine through writing, since there's no live judgment being exercised.
Verify the transfer actually happened, don't assume it. Have the successor perform the highest-risk task for real, a supervised dry run or an actual live instance, while the departing person is still around to catch what's missing. "They read the doc" is not verification.
Build in redundancy, not just a single successor. Naming one person as the new holder of the knowledge just recreates the same single point of failure with a different name on it.
Sequence by time pressure. The runway is fixed and shrinking, so the highest-risk items go first, even if lower-risk items would be quicker or more satisfying to knock out.
Worked example
Someone with deep knowledge of a specific system announces they're leaving in a few months. You inventory what they uniquely hold and rank it by risk: the thing that would cause the most damage if nobody understood it isn't the thing that's easiest to write a doc about, it's a judgment-heavy process that only they've ever run. You assign a primary and a backup successor rather than just one person. For that highest-risk item, instead of relying on a runbook, you have the successor run it for real under supervision before the departure date. During that supervised run, a real gap surfaces, a step the departing person did automatically and never thought to write down, and it gets caught and fixed while there's still time, instead of surfacing for the first time after they're gone.
Trade-offs and pitfalls
A knowledge-dump documentation sprint feels productive but is rarely sufficient on its own. What the departing person chooses to write down reflects what they consciously think matters, filtered through their own blind spots; the things that are automatic to them are exactly the things they won't think to write down.
Waiting until the final weeks to start is a common and costly mistake. Tacit knowledge transfer through shadowing takes real elapsed time to work, so it needs to front-load into the runway, not compress into the last stretch.
Verifying through a real supervised run costs more time, and carries some real risk, compared to just trusting a document. That cost is worth it, because it's the only way to catch a gap before it becomes expensive, rather than after.
Naming a single successor and calling the transfer complete just recreates the original risk with a new name attached. The goal isn't a new single point of failure; it's genuine redundancy.

The conversation matters less than the sequence: separate stabilizing the consequence from the coaching conversation, then run the retrospective as blameless (focused on the system and process, not the individual) so the mentee stays engaged rather than defensive, and turn what's learned into a durable safeguard, not just a one-time talk.
Sequence: stabilize, then convene
- First, contain the actual consequence, ideally with the mentee involved rather than sidelined; solving it together protects both the outcome and their sense of ownership.
- Only after that, run the retrospective. Doing it while still firefighting mixes urgency with reflection and makes the mentee defensive.
The blameless postmortem as the concrete framework
- Ground rules stated up front: the goal is understanding the system and sequence of events, not assigning blame to the individual who happened to be the one who made the change.
- A neutral facilitator, or a rotating one across the team so it isn't always the same person in that role, helps keep the conversation from drifting toward blame, especially when the mentor is also the mentee's manager.
- Reconstruct a factual timeline first, before any discussion of what should have happened differently; jumping to "here's what you should have done" before the facts are laid out reads as judgment, not diagnosis.
- Sensitive details (who wrote the specific line, private context) get anonymized in the written artifact where possible, since the point is the process, not the person.
- The output is a written root-cause artifact with concrete action items, not just a conversation that ends when the meeting does.
Coaching the mentee specifically
- Ask them to walk through their own reasoning at each decision point, rather than you narrating what went wrong; this builds their own diagnostic skill for next time instead of just transmitting your conclusion.
- Separate the mistake from their competence explicitly, out loud; the message is "the system let this happen too easily," not "you're bad at this."
When the mistake isn't just one person's
- Sometimes the visible consequence comes from multiple people's individually reasonable changes interacting badly (a cross-team or cascading failure), not one person's error. The blameless frame matters even more here: the postmortem needs to surface the interaction, not scapegoat whichever team's change happened to be the trigger. The coaching conversation with your mentee shifts from "what would you do differently" to "how do you think about the blast radius of a change you don't fully control," since the lesson is about system boundaries, not individual judgment.
Worked example
A mentee I was supporting shipped a change that caused a visible, customer-facing issue. The first move was working alongside them to stabilize it, not taking over and pushing them out of the loop. Once it was stable, I ran a blameless postmortem with the mentee, a couple of the affected team members, and a neutral facilitator: we built a timeline from logs and commits before discussing anything about what should have happened, and the mentee walked through their own reasoning at each step rather than me presenting conclusions.
The root cause turned out to be a gap in the pre-merge checks, not a lapse in the mentee's judgment; the change was reasonable given what the tooling surfaced at the time. The written follow-up had concrete items (a new check added to the pipeline, an update to the review checklist) rather than just "be more careful." A few weeks later, in a separate incident, another engineer's change was caught by that new check before it shipped, which is the kind of signal that the fix generalized rather than just patching one person's blind spot.
Trade-offs and pitfalls
- The common junior mistake is either being too harsh in the moment (public correction, visible frustration), which teaches the mentee to hide mistakes next time, or being too soft and skipping the structured retrospective entirely, which loses the systemic fix.
- Blameless doesn't mean consequence-free; if the pattern repeats after a genuine fix and support, that's a different, harder conversation about capability or fit, not a postmortem.
- Anonymizing sensitive details in the artifact protects psychological safety (people's sense that they can admit a mistake without fear of punishment), but overdoing it (scrubbing so much nobody can learn the specific mechanism) makes the postmortem useless as a teaching tool. The balance is protecting the person while keeping the mechanism specific.

Situation: I was mentoring someone I would later be asked to give calibration input on for a promotion cycle.
Task: keep the mentoring relationship honest without compromising the integrity of the eventual evaluation.
Action: I told them directly, early, that promotion calibration might eventually involve my input, so mentoring conversations and evaluation conversations were separate. When something they shared in a mentoring context, a specific technical mistake, later became relevant to an honest performance discussion, I went back to them first rather than using it silently, and asked how they wanted it handled.
Result: the relationship stayed trustworthy because the boundary was named rather than assumed, even though the overlap between mentor and evaluator could not be fully removed.
Trade-offs & pitfalls
Pretending you can be a purely neutral mentor when you structurally have some evaluator influence is dishonest and erodes trust once it surfaces. Over-formalizing boundaries, a written contract for every casual pairing, feels bureaucratic when the stakes don't call for it, so match the formality to the actual overlap: an evaluator relationship needs an explicit conversation, a casual peer pairing usually doesn't. The senior distinction is naming the boundary before it's tested, not scrambling to explain it after a mentee feels burned.
Set two SMART goals with someone you're mentoring who needs to grow in a specific area of their job. Walk through how you picked those goals and how you'd know they'd been met.

- Start from an actual observed gap, not a generic template. Watch the person's real work for a pattern (recurring rework in reviews, difficulty scoping ambiguous tasks, avoiding certain kinds of conversations) rather than picking goals off a checklist.
- Pick goals from different dimensions on purpose. Two goals that are both "write better code" don't cover as much ground as one technical goal and one collaboration or communication goal; below-the-bar performance and stalled growth are rarely single-dimensional.
- Anchor each goal to real, upcoming work rather than an artificial exercise, so achieving it has actual value beyond the goal itself.
Making them SMART without making them hollow
- Specific: named against a real, current gap, not a generic aspiration ("get better at code review" is weak; "flag the two or three highest-risk issues in a review instead of commenting on every minor style choice" is usable).
- Measurable: defined by evidence you can point to later, not a feeling. This doesn't require an invented precision metric; "the last three reviews they gave focused on real risk rather than style nits" is legitimate evidence.
- Achievable: a real stretch, not guaranteed, but genuinely possible in the timeframe given their current level.
- Relevant: tied to what actually matters for their next step, not an arbitrary skill.
- Time-bound: a defined window, short enough to check in on meaningfully, long enough for real practice to happen.
Verifying they were met
Verification should come from something observable in the work itself, ideally corroborated by someone other than just you (a peer's comment, a second reviewer's read), not solely your own subjective sense that things feel better.
Worked example
Situation
A mentee was technically solid but had two recurring gaps: their code reviews tended to focus on minor style points while missing the real risk in a change, and they rarely spoke up in group design discussions even when they clearly had a relevant opinion afterward.
The two goals
- Review focus: over the next 6 weeks, shift their code review comments toward flagging genuine risk (correctness, edge cases, design concerns) rather than style, verified by a second reviewer independently agreeing their flagged issues were the real risk areas in at least the majority of reviews they gave in that window.
- Speaking up in design discussions: over the next 8 weeks, raise at least one substantive point live in a design discussion, rather than only afterward privately, verified simply by whether it happened and by a peer noticing the shift unprompted.
Why these two, not two code-quality goals
Picking a technical goal and a behavioral goal together addressed two independent gaps at once, rather than doubling down on the dimension that was already their relative strength.
Result
Both goals gave something concrete to check in on during regular 1:1s, and both had a verification method that didn't rely purely on my own impression, which mattered for making the conversation feel objective rather than a subjective judgment.
Trade-offs & pitfalls
- Goals that sound measurable but aren't actually verifiable. "Be more proactive" dressed up with a number attached is still not a real SMART goal if there's no real way to check it.
- Two goals in the same dimension. Picking two technical goals, or two soft-skill goals, leaves a real gap uncovered and wastes the opportunity a second goal represents.
- Goals set without the mentee's buy-in. A goal the mentee didn't help shape, or doesn't actually agree reflects a real gap, is much less likely to stick, even if it's technically well-formed.
- No connection to real work. An artificial exercise goal ("complete this course") is weaker evidence of growth than a goal embedded in work they were doing anyway.

What "starting from" should actually specify
Vague ("they were junior") is weak. Specific ("they could write correct code but always needed help scoping the actual problem before writing it") is strong, because it sets up a real before and after.
What "what you did" should show
The interesting part isn't a list of activities (pairing, reviews, 1:1s); it's the judgment behind them: why you chose that particular intervention for that particular gap, and what you adjusted when the first approach didn't fully work.
What "how you know they grew" should show
This is the part candidates under-answer. Two things separate a senior answer here:
- Independence as the real signal, not sentiment. The strongest evidence isn't "they thanked me," it's a concrete example of them handling something on their own that they previously couldn't, ideally something you didn't have to prompt.
- Reframing your own impact as leverage, not personal output. A senior candidate can articulate that developing someone else who can now independently do the work is a multiplier on team capacity, arguably more valuable than the same hours spent on your own individual output, because it compounds. That's a different, and stronger, claim than "I helped someone and it felt good."
The real tension: mentoring time vs. delivery
Mentoring genuinely competes with your own delivery time, especially early in a relationship when the payoff hasn't materialized yet. A senior answer is honest about this rather than pretending mentoring is free: it names a moment where mentoring time actually cost something (a deadline got tighter, you did more of the work yourself that cycle) and explains the judgment call for when it's right to deliberately scale mentoring back temporarily to protect a real deadline, versus when protecting the mentoring time is the higher-leverage call even under pressure.

Situation
I mentored someone who was technically capable but consistently needed help before they'd start: given an ambiguous problem, they'd wait for someone to scope it into clear steps rather than attempting that themselves.
Action
Instead of continuing to scope tasks for them, I deliberately started handing over problems one level more ambiguous than they were comfortable with, then worked through their proposed scoping with them afterward rather than before, so the struggle happened on their side first. Early on this slowed things down, and I redid some of their scoping myself before it went further, which cost real time on a couple of deadlines.
Result
Over time the gap between their first attempt at scoping and a workable plan narrowed, until they were handling genuinely ambiguous problems without needing that step from me at all. The clearest evidence wasn't a compliment, it was a specific instance of them independently scoping and delivering something ambiguous while I was out, without anyone asking them to check with me first.
The trade-off moment
Partway through, we had a hard deadline where I made a deliberate call to scope their next task myself rather than continuing the hands-off approach, because the team couldn't absorb the risk of a slower first pass that cycle. I was explicit with them about why, so it didn't read as a loss of confidence in them, just a temporary trade-off.
Trade-offs & pitfalls
- Confusing activity with growth. Listing pairing sessions and 1:1s isn't evidence of anything; a senior answer points to a specific, observable change in independent capability.
- Never naming the cost. A story where mentoring never competed with anything else usually isn't a very real story. Naming a moment you scaled it back, and why, is more credible than claiming it was free.
- Missing the leverage framing entirely. Describing mentoring purely as "helping a nice person" misses the stronger claim: that growing someone else's independent capability is a real multiplier on what the team can deliver.
