A stretch assignment only works as a growth tool if it's picked deliberately (real stakes, but survivable if it goes wrong), supported actively rather than handed off and hoped for, and evaluated by whether the person can now do something they genuinely couldn't before, not just whether the project shipped.
Picking the assignment
- Look for the specific gap between where someone is and where they want to go, and pick something that exercises exactly that gap: not a bigger version of what they already do well, but the thing they haven't had to do yet (leading ambiguity, owning a stakeholder relationship, making a judgment call without a clear right answer).
- Sanity-check the blast radius: a good stretch assignment has real consequences if it goes wrong, but not consequences the team or the person can't absorb. If failure would be catastrophic, it's not a stretch assignment, it's a bet you shouldn't be making on someone's first attempt.
Supporting through it
- Set explicit checkpoints rather than open-ended availability; someone stretching is often reluctant to ask for help exactly when they need it most, because asking feels like it undercuts the point of the assignment.
- Watch actively for the failure mode where the person becomes overwhelmed or delivery risk climbs mid-assignment. The fix isn't to quietly take it back (that undoes the growth and teaches them stretch assignments are a trap), it's to scope down the ask while keeping ownership intact: shrink the surface area, extend the timeline, or bring in narrow support on the hardest sub-piece, while the person still owns the outcome.
Knowing it worked
- The real signal isn't whether the deliverable shipped; plenty of stretch assignments succeed despite the person, propped up by others. The signal is whether they can now do a similar thing again with meaningfully less support than before.
- Ask them directly what they'd do differently next time; someone who's actually grown from it usually has a specific, concrete answer, not a vague "it was good experience."
Variants worth having ready
- Succession-driven: when someone owning a critical piece of the system is leaving, a stretch assignment can double as a deliberate handoff, usually spread across two or three people rather than one, so the knowledge doesn't just move from one single point of failure to another.
- Developing a mentor, not just a mentee: a technically strong senior who's never mentored can be given a stretch assignment that's explicitly about teaching, not delivery, such as owning a junior's ramp-up plan with the growth of the junior, not the speed of the project, as the success measure.
Worked example
A strong individual contributor wanted to grow into leading larger, more ambiguous work but had only ever executed against fully-scoped tasks. Rather than a bigger version of the same kind of work, the assignment was to own a smaller, genuinely under-scoped project end to end: figure out the actual requirements from a vague ask, make the technical calls, and report progress upward directly instead of through a lead. Support looked like a standing short weekly check-in (not daily oversight) and an explicit agreement that they'd flag it early if they felt stuck, rather than waiting until a deadline made the risk visible.
Partway through, the scope turned out to be bigger than either of us expected, and the person started showing the classic overwhelmed signs: shrinking updates, slipping the weekly check-in. Rather than pulling the project back, the assignment was rescoped down to the highest-value piece, with the harder edge case handed to someone else, while they kept ownership of the core decision and the delivery. They finished a smaller version of the original ask, and more importantly, on the next ambiguous piece of work a few months later, they scoped it themselves without needing the same weekly check-in structure. That second instance, done with much less support, was the actual evidence the stretch assignment had worked, not the fact that the first project shipped.
Trade-offs and pitfalls
- Picking a stretch assignment that's really just "more of the same, but bigger" doesn't build a new skill; it just tests stamina.
- Quietly rescuing someone the moment they look overwhelmed (taking the assignment back rather than rescoping it) protects the deliverable but teaches the person that stretching is unsafe, which discourages them from taking the next one.
- Measuring success by whether the deliverable shipped, rather than by what the person can now do independently, rewards you propping the project up rather than the person actually growing.

Picking the goals
- Start from an actual observed gap, not a generic template. Watch the person's real work for a pattern (recurring rework in reviews, difficulty scoping ambiguous tasks, avoiding certain kinds of conversations) rather than picking goals off a checklist.
- Pick goals from different dimensions on purpose. Two goals that are both "write better code" don't cover as much ground as one technical goal and one collaboration or communication goal; below-the-bar performance and stalled growth are rarely single-dimensional.
- Anchor each goal to real, upcoming work rather than an artificial exercise, so achieving it has actual value beyond the goal itself.
Making them SMART without making them hollow
- Specific: named against a real, current gap, not a generic aspiration ("get better at code review" is weak; "flag the two or three highest-risk issues in a review instead of commenting on every minor style choice" is usable).
- Measurable: defined by evidence you can point to later, not a feeling. This doesn't require an invented precision metric; "the last three reviews they gave focused on real risk rather than style nits" is legitimate evidence.
- Achievable: a real stretch, not guaranteed, but genuinely possible in the timeframe given their current level.
- Relevant: tied to what actually matters for their next step, not an arbitrary skill.
- Time-bound: a defined window, short enough to check in on meaningfully, long enough for real practice to happen.
Verifying they were met
Verification should come from something observable in the work itself, ideally corroborated by someone other than just you (a peer's comment, a second reviewer's read), not solely your own subjective sense that things feel better.
Worked example
Situation
A mentee was technically solid but had two recurring gaps: their code reviews tended to focus on minor style points while missing the real risk in a change, and they rarely spoke up in group design discussions even when they clearly had a relevant opinion afterward.
The two goals
- Review focus: over the next 6 weeks, shift their code review comments toward flagging genuine risk (correctness, edge cases, design concerns) rather than style, verified by a second reviewer independently agreeing their flagged issues were the real risk areas in at least the majority of reviews they gave in that window.
- Speaking up in design discussions: over the next 8 weeks, raise at least one substantive point live in a design discussion, rather than only afterward privately, verified simply by whether it happened and by a peer noticing the shift unprompted.
Why these two, not two code-quality goals
Picking a technical goal and a behavioral goal together addressed two independent gaps at once, rather than doubling down on the dimension that was already their relative strength.
Result
Both goals gave something concrete to check in on during regular 1:1s, and both had a verification method that didn't rely purely on my own impression, which mattered for making the conversation feel objective rather than a subjective judgment.
Trade-offs & pitfalls
- Goals that sound measurable but aren't actually verifiable. "Be more proactive" dressed up with a number attached is still not a real SMART goal if there's no real way to check it.
- Two goals in the same dimension. Picking two technical goals, or two soft-skill goals, leaves a real gap uncovered and wastes the opportunity a second goal represents.
- Goals set without the mentee's buy-in. A goal the mentee didn't help shape, or doesn't actually agree reflects a real gap, is much less likely to stick, even if it's technically well-formed.
- No connection to real work. An artificial exercise goal ("complete this course") is weaker evidence of growth than a goal embedded in work they were doing anyway.
Two people you mentor are in conflict with each other, and it's starting to affect the team's work. How do you handle it?

Talk to each person privately before bringing them together, so you understand the facts and stakes from each side without an audience. Then classify the conflict as substantive (a genuine disagreement about the right call) versus interpersonal (friction dressed up as a substantive disagreement), because each needs a different resolution path. Bring them together around a shared goal and concrete evidence, not around who's right, and if it's genuinely undecidable in the room, use a time-boxed way to get more evidence rather than let the standoff continue to block the team.
Resolution framework
Never mediate cold in a group. Talk to each person separately first. You're listening for their read of the facts, what they think is at stake, and what "winning" would actually look like to them. This also surfaces things people won't say in front of the other person.
Classify before you intervene. A disagreement that looks technical or process-based on the surface is sometimes substantive and sometimes really about communication style or unresolved friction. Treating an interpersonal conflict as if it just needs more evidence wastes everyone's time; treating a real substantive disagreement as if it just needs better feelings management does too.
Reframe the joint conversation around the shared goal. Ask both people directly what evidence would change their mind. This shifts the conversation from defending a position to examining what's actually true, and it's a useful tell: someone who can't answer that question may be more attached to being right than to the outcome.
Use a time-boxed way to break a genuine deadlock. If the disagreement is real and evidence-based but neither side has enough information to concede, propose a small, bounded experiment or spike to settle it rather than let the argument continue indefinitely. If there's no time for that, make the call yourself and say plainly that you're doing so.
Follow through explicitly. Name who owns the resulting decision, document it somewhere durable, and check back in later to make sure the resolution actually held rather than just went quiet.
Worked example
Two people you mentor are at an impasse over a decision, and delivery is now stalled because of it. Separate conversations reveal the disagreement is mostly substantive, but there's real interpersonal friction layered on top, one of them has started talking over the other in shared meetings. You facilitate a joint session with explicit ground rules, focused on what evidence would resolve the substantive question, and propose a short timeboxed way to get that evidence rather than debate it further. Separately, and privately, you have a direct conversation with the person who'd been talking over the other about how that was landing on the team, independent of who turns out to be right on the substance.
Trade-offs and pitfalls
Mediating in a group before talking to each person privately risks blindsiding someone and getting performative, professional-sounding answers that hide what's actually going on.
Always pushing for consensus wastes time on disagreements that genuinely don't have a consensus answer. Sometimes the right move is a clean, owned decision, not more discussion.
Making the call yourself resolves the immediate block but has a cost: it can create resentment, or teach people to escalate disagreements to you instead of learning to resolve them with each other, so it's worth being deliberate about when you step in to decide versus when you keep facilitating.
A conflict that keeps recurring in slightly different forms is often a signal of a structural problem, unclear ownership boundaries between the two people, rather than a personality clash, and treating the symptom each time without noticing the pattern means you'll be back here again.

Applied to a 1:1 with someone who wants to grow a specific skill, it turns a vague aspiration into a concrete next step, and the same question-led habit also works inside a work review, not only a scheduled conversation.
Walking through the four stages
- Goal. Get specific: "What would 'better at this' actually look like, concretely, and how would you know it happened?"
- Reality. Surface the current state without judgment: "Tell me about a recent situation where this was hard, what made it hard?"
- Options. Generate paths rather than prescribing one: "What could you try next, and who or what could help?"
- Way forward. Get a specific, small commitment: "Which one thing will you actually do before we talk again, and what support do you need from me?"
Socratic questioning is the companion technique that runs through all four stages: instead of stating the answer, ask a question that leads the person to notice the gap themselves ("what did you expect to happen there, versus what actually happened?"). It works well when there's time to let someone arrive at the insight; it works poorly when someone is genuinely blocked and just needs the direct answer.
Extending this into reviewing someone's work
The same question-led approach makes a review of someone's work (code, a document, a design, an analysis) constructive rather than purely corrective. Concrete techniques: a review template that separates "must fix" from "worth considering" from "just for your awareness," so feedback doesn't read as one undifferentiated pile of criticism; annotated examples that show a better version alongside the original with a short reason, not just a comment naming the problem; and a Socratic question left in the review itself ("what happens here if this is empty?") instead of stating the bug outright, when the goal is teaching and there's no urgency forcing a direct fix.

In a 1:1, a mentee said they wanted to get better at making structural decisions independently instead of always checking first. Goal: they described what "independent" would look like in practice (making a defined class of calls without asking). Reality: walking through a recent case, they could explain their reasoning but hadn't trusted it enough to act without confirmation. Options: they proposed trying it on a low-stakes decision first and reviewing the reasoning after the fact rather than before. Way forward: they committed to making the next reversible decision on their own and bringing the reasoning to the following session, with an explicit offer of support if it went wrong.
Trade-offs and pitfalls
A common mistake is treating GROW as a rigid script and marching through all four stages regardless of what the person actually needs that day. A stronger approach holds the structure loosely: skip Reality if it's already obvious, compress stages under time pressure, and know when the moment calls for direct answers instead of more questions, especially if something is safety-critical or urgent. Inside reviews specifically, overusing Socratic questions when someone is genuinely stuck can read as withholding rather than teaching, so it's worth pairing questions with a clear direct answer once the teaching moment has been made.

Worked example
For a four-person team, a three-week rotation covers every unique pair exactly once: week one pairs A-B and C-D, week two pairs A-C and B-D, week three pairs A-D and B-C, then the cycle repeats. If each pairing block is 45 minutes, the weekly time cost per person is one session, 45 minutes, or 0.75 hours a week, plus roughly 15 to 20 minutes a month writing up notes. That puts the total time cost under an hour a week per person, small enough that it does not meaningfully compete with deliverable time, and it is a claim that can be checked against the actual calendar rather than taken on faith.
Trade-offs & pitfalls
The temptation is always to add more: formal training modules, a matching algorithm, quarterly surveys. A program with more infrastructure than the team has bandwidth to sustain decays within a few weeks. The senior distinction here is that a junior design assumes more structure is always better, while a senior deliberately underbuilds and only adds structure once a specific signal shows it is needed. A second pitfall is shared docs going stale because nobody owns freshness; assign light rotating ownership (whoever paired last updates the relevant page) rather than creating a separate docs-owner role, which is more overhead, not less. A third pitfall is picking the wrong rotation speed: too fast and no pair builds enough context to go deep; too slow and some people never get exposure to others. Match the cycle length to team size so everyone pairs with everyone within one cycle, as in the rotation above.
