1. Pause and reset (0:00–0:30). I calmly say: “Let’s pause—this is getting heated and we’re losing sight of the decision we need to make.” Tone is calm, neutral.
2. Re-establish purpose and constraints (0:30–2:00). Restate the meeting goal (e.g., pick an approach for the prototype) and key non-negotiables: latency target, training budget, deployment timeframe, and evaluation metric (AUC/latency).

4. Timebox and structure (3:00–4:00). Announce a 10-minute structured discussion: 2 minutes per stakeholder to present concise, evidence-backed risks/benefits; 4 minutes for clarifying questions; 2 minutes to decide or assign follow-up.
5. Enforce rules and focus on data (4:00–13:00). Prompt speakers: “Please focus on one metric/constraint per point.” If someone re-enters debate, intervene with: “That’s a good point—save it for the Q&A or we’ll capture it as action item.”

6. If no consensus

• Use objective tiebreakers: if business uplift exceeds threshold, prefer model; if latency/cost exceed thresholds, prefer optimized alternative.
• Escalation: if still unresolved, escalate to Product + Finance with summarized matrix and recommended path; request decision within fixed window.
• Maintain trust: document all trade-offs, keep decisions reversible, commit to blameless postmortems, and share results openly.
