Building Trust and Credibility Questions

I would treat documentation as a decision tool, not an archive. The goal is to reduce repeated questions and speed up judgment, so I would keep only the artifacts engineers actually use: a one-page decision log, a short RFC, and lightweight operating notes.

How I would set it up

• Define what each doc is for. For example, an RFC answers, "What are we deciding and why?"
• Put an owner and expiry date on every recurring doc so it is reviewed or deleted.
• Use templates with required sections only: context, options, decision, risks, and next check-in.
• Keep operating rhythms tight: weekly planning, a short dependency review, and a monthly retro on process itself.

Concrete example
If a feature has three options, I would ask the team to write a 1 page RFC with the trade-offs in plain language. In the meeting, we spend 10 minutes on the open question, make the decision, and record it in the log. That way the next engineer can see why we chose option B without reopening the whole debate.

The key is to measure whether the process saves time. If a meeting or template does not improve clarity, reduce rework, or unblock decisions, I would simplify or remove it.

Situation: An engineer told me my updates were accurate, but too much of them were status and not enough on blockers. They felt I was reporting progress instead of helping the team move.

Task: I needed to change how I communicated so the team could spend less time listening to updates and more time solving problems.

Action:

• I shortened my updates to three parts: what changed, what is blocked, and what help is needed.
• I started asking engineers at the start of the week, "What could slow you down?"
• I used meetings to remove obstacles, not to narrate every milestone.
• I followed up asynchronously on pure status so live time stayed focused.

Result: The conversations became more useful. Engineers started bringing risks earlier, and I was able to escalate issues sooner instead of hearing about them after the fact. The relationship improved because my role became clearer: help the team execute, not just report.

What I learned is that status is only valuable when it leads to action. If no decision or unblocker comes out of it, it probably belongs in a written update instead of a meeting.

I would evaluate the process by asking one question: does this reduce rework or improve decisions enough to justify the time it takes? A process is just a repeatable way of working. If it creates extra steps without visible benefit, it is too heavy.

How I would test it

• Ask engineers where the friction shows up.
• Compare the time spent on the template or meeting against the value it creates.
• Look for evidence like fewer misunderstandings, faster approvals, or fewer late changes.

If it is too heavy
I would redesign it to capture only what is needed for a decision. For example, instead of a long form, I might use three prompts: what are we deciding, what are the options, and what is the risk if we choose wrong?

Concrete example
If a review template takes 30 minutes to fill out but prevents a 2 hour rework later, it may be worth it. If it adds 30 minutes and nobody uses it to make a decision, I would remove or simplify it.

The goal is to make the process feel like a shortcut for thinking, not a tax on the team's time.

Situation: A commitment had been made to a stakeholder too early, before engineering had fully validated the scope. When I learned the truth, the team needed to hear that the date or feature set had to change.

Task: I had to deliver bad news without eroding trust further.

Action:

• I told the engineers the truth quickly and took responsibility for the premature commitment.
• In the conversation, I focused on the facts, the risk, and the options, not on defending the earlier promise.
• I helped the team pick a realistic path: reduce scope, move the date, or split the release.
• I then went back to the stakeholder with a clear explanation and a revised plan.

Result: The conversation was uncomfortable, but it was respected because I did not hide the issue. Confidence improved when the team saw I would protect them from repeat surprises and would not ask them to commit to impossible work.

To repair confidence, I started involving engineers earlier in any external commitment and made sure no date left the room without an engineering check on feasibility.

I would diagnose this as a system problem first, not a people problem. A dependency is when one team cannot finish work until another team delivers something. Missing it early usually means the dependency is invisible, not malicious.

My approach

• Review the last few slips and ask where the dependency first showed up.
• Map the work stream, including who owns each handoff and when it was first known.
• Check whether engineers have a safe place to raise risks early.
• Look for patterns like unclear ownership, overloaded partners, or planning done too far in advance.

Change the collaboration model
I would introduce a simple dependency register, reviewed weekly, with three fields: dependency, owner, and due date. I would also add a cross-team checkpoint before commitments are finalized.

Avoid blame
In the team conversation, I would say, "Our process did not surface this early enough." That frames the issue as shared. If the other group is late, I would focus on the handoff design, not the people.

Example
If feature A needs an API from another group in week 3, I would raise that in week 1, not week 3. That gives everyone time to adjust scope or sequence work instead of discovering the gap at the end.
