Experiment Prioritization & Roadmap Questions

I use a RICE-style rubric (Reach, Impact, Confidence, Effort) where score = (Reach × Impact × Confidence) / Effort. Define scales clearly:

• Reach: # of users/events in next quarter (0–1000 normalized to 0–10)
• Impact: expected lift per user (0.25: minimal, 0.5: small, 1: medium, 2: large)
• Confidence: percent evidence (0–100% mapped 0–1)
• Effort: person-weeks (1..20)

Example experiments:

1. Low-effort bugfix (e.g., payment button not working on iOS)

• Reach = 6 (affects ~60k monthly users)
• Impact = 2 (fix restores conversions for affected users)
• Confidence = 0.9 (logs + repro)
• Effort = 1 week
  Score = (6×2×0.9)/1 = 10.8 — High priority.

2. Medium-effort UX test (redesign checkout flow A/B)

• Reach = 8 (applies to most users)
• Impact = 0.5 (expected ~5% conversion lift)
• Confidence = 0.6 (qual + small pilot)
• Effort = 4 weeks
  Score = (8×0.5×0.6)/4 = 0.6 — Medium priority; run as experiment.

3. High-effort new feature (subscription marketplace)

• Reach = 9 (large addressable audience)
• Impact = 1 (meaningful revenue/capability)
• Confidence = 0.4 (market research + assumptions)
• Effort = 12 weeks
  Score = (9×1×0.4)/12 = 0.3 — Lower immediate priority; consider phased approach.

Calibration to reduce bias:

• Standardize mapping (e.g., numeric rules for Reach buckets, Impact definitions) and document examples.
• Cross-team scoring workshops: score 10 historical initiatives together, align interpretations.
• Use data anchors: tie Reach to analytics, Effort to velocity/history, Confidence to evidence tiers.
• Require at least one quantitative and one qualitative data point for non-trivial Confidence.
• Re-score periodically and track actual outcomes to recalibrate weights/scale.

High-level objective: increase net new user acquisition and funnel conversion (visits → signups → activation → paid) while protecting revenue and UX.

1. Instrumentation requirements

• Events: pageviews, click-throughs, impressions, signups, activation milestones, revenue attribution, campaign source, device, cohort id, experiment id, timestamp.
• Data quality: deterministic user id, idempotent events, server-side logging for critical conversion events, schema registry and contract tests.
• Tracking: expose experiment metadata (variant, start/stop, exposure reason) to analytics and logging systems.
• Monitoring: real-time event lag, SDK health, and telemetry dashboards.

2. Experiment roadmap & cadence

• Phase 0 (2–4 weeks): audit instrumentation, create baseline dashboards, define primary/guardrail metrics per funnel stage.
• Phase 1 (6–8 weeks): run exploratory micro-experiments (UX copy, CTA, onboarding flow) with short cadences (1–2 weeks) and fast failures.
• Phase 2 (8–12 weeks): medium-impact tests (pricing messaging, friction reduction) with longer exposure.
• Phase 3 (quarterly): high-risk platform changes (checkout, identity) with canary → gradual rollouts.
• Cadence rule: limit to N simultaneous experiments per user segment (e.g., 3–5) to avoid interaction effects.

3. Sample size / power considerations

• Set alpha = 0.01 for product-wide launches (0.05 acceptable for exploratory), power = 80–90%.
• Define minimum detectable effect (MDE) by business value (e.g., 2% relative lift on signups).
• Use standard sample size for proportions:

4. Feature-flag strategy

• Server-side flags with treatment metadata, kill-switch API, and fast rollback.
• Targeting keys: user id, session id, cohort, region, device.
• Use staged rollout: 0.5% → 5% → 25% → 100% with holdbacks for control.
• Isolate experiments via namespace flags or deterministic hashing to prevent overlap; if overlap necessary, model interactions or exclude overlapping segments.

5. Guardrails to prevent false positives / user harm

• Pre-defined primary metric and 2–3 guardrail metrics (e.g., revenue per user, session length, error rate).
• Stop rules: if guardrail degrades beyond X% with p<0.01, auto-roll back.
• Monitoring: real-time alerting on anomaly detection (traffic spikes, data pipeline failures).
• Statistical safeguards: pre-registration, holdout (long-term holdout group), sequential testing with alpha-spending methods if running adaptive analyses.
• Post-experiment validation: run on holdout or in a new time window; validate on business KPIs.

6. Cross-functional coordination to implement learnings

• Roles: PM (hypothesis, prioritization), Data Science (power, analysis), Engineering (flags, QA), Design/UX (creative variants), Marketing (traffic and cohorts), Legal/Trust (privacy review).
• Process: weekly experiment sync + shared experiment backlog in product tool; pre-mortem for large tests; experiment runbook with owner, hypothesis, MDE, sample size, rollout plan.
• Deliverables: shared dashboard (real-time metrics), postmortem template (results, significance, learnings, recommended next steps), roadmap adjustments and A/B-to-feature play (criteria to promote variant to 100%).
• Knowledge propagation: brown-bag reviews, internal RFCs, and playbooks to operationalize repeatable wins.

This roadmap balances statistical rigor, speed of learning, and operational safety to optimize acquisition at scale.
