Look for pattern vs single anecdotes.- Questions: “Tell me about a time you kept driving impact after initial excitement faded?” Probe for timeline, low points, concrete trade-offs.

3) Validate — post-hire early-warning metrics and interventions- 30/60/90 metrics: number of stakeholder meetings led, hypotheses generated + experiments launched, percentage of roadmap items with owner and measurable KPIs.- Behavioral validation metrics: consistency score (alignment between interview claims and delivered artifacts), retention of cross-functional relationships (NPS from peers at 30/90 days), initiative velocity (fraction of proposed items progressed without prompt).- If gaps appear: 1:1 coaching, paired work with a mentor, or re-scoped responsibilities for 90 days and re-evaluation.

Bias-mitigation & governance- Use panel calibration (same rubric across candidates), anonymize artifacts where possible, require at least two panelists to independently rate motivation signals before debrief.- Keep a lightweight log mapping pre-hire signals to post-hire outcomes to refine rubric over time.
