A pragmatic data-contract framework protects consumers while minimizing friction for producers.

Approach (what I’d do):

1. Define the contract format: small JSON/YAML spec with schema (types), version, owner, change policy, and sample payloads.
2. Roles:
   • Producer owner: maintains contract and publishes changes.
   • Consumer owners: register dependencies and run integration tests.
   • Data steward/Platform PM: approves contract lifecycle, owns registry and docs.
   • Platform/infra engineers: build tooling for validation, CI checks, and monitoring.
3. Enforcement mechanisms:
   • CI gate: schema validation in producer pipelines; block incompatible releases unless flagged.
   • Contract registry (single source): version history, diff view, and dependents list.
   • Canaries & shadowing: deploy new schema to subset/preview topic and run consumer smoke tests.
   • Alerts: detect consumer errors when new versions roll out.
4. Lightweight processes:
   • Small org: lightweight registry (Git repo + PRs), required contract file, automated unit tests, and maintainers review changes within 48 hours.
   • Large org: hosted registry (internal portal), automated compatibility checks, change request workflow with stakeholder sign-off for breaking changes, automated dependency impact report, and quarterly audits.
5. Change policies:
   • Non-breaking changes (add optional fields) - automatic.
   • Breaking changes - deprecate old fields, dual-writing for a migration window, and require consumer sign-off or migration plan.
6. Metrics & adoption:
   • Track contract coverage, number of breaking incidents, mean time to detect/fix, and time-to-approve changes.
   • Kickoff with training, templates, and a small pilot team; iterate based on feedback.

Clarify scope & goals

• Objective: capture user interactions across web, iOS, Android, backend for behavioral research, funnels, and qualitative linking to studies while minimizing noise and protecting PII.

Naming conventions

• event_name: snake_case, domain_action_object - e.g., product_view_item, auth_login_success
• include platform as property, not in name
• use event taxonomy (interaction, navigation, system, error)

Required vs optional properties

• Required: event_name, timestamp (ISO8601), user_anonymous_id, platform, study_id (if tied), locale
• Recommended: user_cohort, session_id, page/screen_id, referrer
• Optional: UI_variant, params (map of non-PII details)
• Avoid free-text; prefer enumerations

Schema versioning

• Semantic versioning per event: major.minor.patch in schema metadata
• Backward-compatible additive changes -> bump minor; breaking changes -> major
• Store schema registry (JSON Schema) with examples and migration notes

Privacy / PII

• Never send raw PII (email, name) - hash or tokenized identifiers with salt stored separately
• Strip sensitive fields on client; require consent flag before user-linked events
• Data retention and deletion endpoints documented

Contract / compatibility testing

Situation: A product leader wanted to launch a KPI dashboard the same week, but the underlying signup events were only partially instrumented.

Task: I needed to push back without blocking the team, because a dashboard built on incomplete tracking would create false confidence.

Data model

• UA: session-centric (hits grouped into sessions), pageview/transaction as primary. Good for web-traffic KPIs.

User identification

• UA: cookie + clientId; UserId optional but limited. Cross-device stitching weak.
• GA4: combines UserId, Google signals, and deviceId to build a more unified user profile (better cross-device attribution when available).

Cross-platform measurement

• UA: designed for websites; mobile SDKs existed but fragmented.
• GA4: built for web + app from the ground up, identical event model across platforms → easier unified funnels and lifecycle analysis.

Retention & privacy

• UA: longer retention options, less native privacy controls. Heavier use of cookies.
• GA4: more privacy-first - shorter default retention, cookieless strategies, consent mode, and parameter controls to minimize PII. Better compliance posture for GDPR/CCPA but fewer persistent identifiers.

Sampling

• UA: often samples large reports (esp. standard GA) which can skew product analyses.
• GA4: reduces sampling for many explorations, but limits exist in free tier; big query export allows unsampled analysis.

When to recommend GA4 vs Product Analytics (Amplitude/Mixpanel)

• Recommend GA4 when: you need consolidated marketing + basic product telemetry across web+app, free/low-cost solution, strong integration with Google Ads and BigQuery for downstream modeling.
• Recommend Amplitude/Mixpanel when: product team needs event-level, unsampled, behavioral analytics (complex funnels, retroactive event properties, cohorting, user-paths), fast iteration, advanced cohort/behavioral querying, and product-led experimentation. These tools offer richer product-centric features and retention analysis out of the box; use them alongside GA4 if you need both marketing attribution and deep product analytics.

Use GA4 for acquisition attribution and aggregated metrics; use product analytics or BigQuery-exported GA4 data for rigorous, unsampled modeling and feature engineering.

Situation / goal: Create a lightweight, scalable governance framework so 20+ product teams instrument consistently, reduce duplication, and keep data trustworthy without blocking shipping.

Framework (high-level):

• Principles: minimal friction, clear ownership, discoverability, automated guardrails, incremental adoption.

Roles & responsibilities:
