How I’d document:

• Build a simple org chart (tools: Lucidchart or Miro) showing reporting lines and spans of control
• Overlay a dependency map: teams → services/features → owners
• Create a RACI matrix for core product decisions and releases
• Flag single points of failure (single-owner components, deep chains >3 handoffs) and list mitigation actions (backup owners, runbooks, test drills)

Outcome:
Within two weeks I’d present a one-page summary to stakeholders with key risks, quick wins (e.g., assign backups, clarify decision owner), and recommended next steps for governance and communication. This creates alignment and reduces delivery risk quickly.

Requirements & constraints:

• Goals: detect customer-impacting issues quickly, prioritize by user/business impact, enable fast remediation and clear stakeholder communication, minimize alert fatigue

High-level approach:

• Split ownership: PM owns business & product-health metrics and alerting policy for user impact; SRE/ops own infrastructure, latency, and service-health metrics and runbooks.

Metrics (PM-owned):

SRE metrics (not PM-owned but visible to PM):

• Infrastructure: CPU, memory, disk, network, error budgets
• Service-level indicators: p99/p95 latency, request error rates by service, downstream dependency health
• Queue/backlog sizes, DB replication lag

Alert thresholds & classification:

• Severity P1 (Critical — customer-impacting): e.g., checkout success rate drop >5 percentage points vs baseline or >50% increase in client errors in 5m. Pager to on-call SRE + notify PM + CS lead.
• P2 (High — partial degradation): e.g., 20% increase in median flow time or region-specific conversion drop for 15m. Slack + email to on-call + PM.
• P3 (Medium — monitoring for trend): slower increases over hours, non-blocking errors. Dashboard watch + weekly sync.
• Use dynamic baselines (rolling 7-day, weighted by seasonality) and anomaly detection to avoid static thresholds.

Dashboard design:

This strategy balances rapid technical response with product and business context so decisions (rollbacks, messaging, feature flags) prioritize customer experience and revenue.

I’d approach SLAs/SLOs as a negotiated promise informed by technical reality, customer needs, and commercial risk. Steps:

1. Clarify scope & customers

• Define which API endpoints, regions, and SLAs apply (paid tiers vs free tier).
• Identify customer impact: data freshness, user-facing latency, or background jobs.

2. Choose core SLO metrics (user-centric)

• Availability/Uptime: % of successful responses (200-level) over rolling 30-day window. Target example: 99.95% for paid tier, 99.5% for free tier.
• Latency: p95/p99 end-to-end API latency (including auth/proxy). Example: p95 < 150ms, p99 < 500ms.
• Error rate: % of 5xx or client-impacting errors. Example: errors < 0.1% (1 in 1000) monthly.
• Optional: throughput, throttling/retry rates, data consistency window.

3. Set thresholds pragmatically

• Start from observed historical metrics + safety buffer. Use SLO burn rate modeling to convert operational capacity into targets.
• Use customer interviews and competitive benchmarks to prioritize stricter targets where it matters (billing, payments, real-time features).

4. Monitoring & alerting

• Implement SLO-based monitoring (not just raw metrics): burn-rate and error budget alerts.
• Alert thresholds: low-priority when burn rate >1 for short window; high-priority when burn rate >4 or remaining error budget exhausted.
• Integrate dashboards (Grafana), alerting (PagerDuty), and SLO export for customers.
• On-call runbooks: include mitigation steps, customer communication templates, and postmortem requirements.

5. Negotiation & coordination

• Engineering: validate feasibility, capacity plans, and required investments for higher SLOs. Translate SLOs to changes (circuit breakers, autoscaling, retries).
• Legal: convert SLOs into SLA contract language—define measurement sources, maintenance windows, force majeure, and precise remediation/penalty formulas (credit calculations tied to monthly fees).

6. Operationalize & iterate

• Start with conservative commitments, instrument visibility, run for 2–3 months, then tighten targets as confidence grows.
• Use post-incident learnings to adjust SLOs, improve SLIs, and update contract language.

This approach balances customer trust, commercial risk, and engineering reality while giving a clear, measurable basis for accountability.

Situation: At my previous company we had a quarterly planning cycle where Sales pushed for a customer-requested integrations sprint, Marketing demanded time for a major go-to-market feature, Support wanted UX fixes to reduce tickets, and Engineering warned the team sprint capacity couldn't handle all work without slippage.

Task: As product manager, I needed to resolve conflicting priorities, produce a realistic roadmap for the quarter, and keep all stakeholders aligned and accountable.

Action:
