How do you know whether your mentoring is actually working? And if it isn't, how do you tell, and what do you do about it?

I track a mix of leading indicators I can observe soon and lagging outcome indicators that take months, and I treat any single outcome metric with real suspicion, because most of the obvious ones have confounders that have nothing to do with the mentoring itself. If it isn't working, the signal usually shows up in behavior long before it ever shows up in an outcome number.
Leading indicators (fast, but softer)
- The mentee proactively brings a problem before being asked, rather than only responding when prompted.
- They apply a technique from an earlier conversation without being reminded.
- They can articulate their own reasoning, not just repeat a conclusion.
- They start contributing to others, a strong late signal that something has actually been internalized rather than just followed along with.
Lagging indicators, and why they alone are not enough
Promotion, retention, and performance rating movement all matter, but none of them are clean measures of mentoring on their own. Promotion timing is affected by team budget, level-bar changes, and reviewer variance, not just capability growth. Retention is affected by pay, personal circumstances, and the direct manager relationship, often far more than by a mentoring relationship. Treating either as a dashboard number risks giving mentoring false credit when someone would have succeeded anyway, or false blame when the real cause was entirely outside the relationship. That's the reason to pair outcome numbers with direct, harder-to-fake behavioral signals rather than reporting them alone.
Telling it isn't working, and what to do
Signs it's not working: no observable change in independence over a reasonable window, the mentee still routes every decision through you, flat or disengaged body language in 1:1s, or the mentee saying directly that it isn't useful. Once suspected: ask directly rather than only inferring from behavior, check for a format mismatch (wrong cadence, wrong topics, or the mentee not feeling safe raising what's actually going on), adjust before assuming failure, and if the mismatch is genuinely personal rather than fixable, consider a different pairing without treating that as anyone's fault.
Worked example
After several weeks, a mentee was still checking in before making small, reversible decisions that should have been theirs to make. Rather than assuming a skill gap, a direct conversation surfaced that the actual blocker was fear of being wrong, not lack of ability. The adjustment was explicit permission to make a defined class of reversible decisions without approval, plus a standing offer to review the reasoning after the fact rather than before. Over the following sessions, they started making more of those calls on their own and explaining the reasoning unprompted.
Trade-offs and pitfalls
A junior answer to this question is usually a list of KPIs and stops there. A stronger answer explains why the obvious outcome metrics can lie, and pairs them with behavioral signals that are harder to fake. A common pitfall is over-attributing outcome metrics to the mentoring relationship (selection bias: motivated people who get assigned strong mentors were often already on a good trajectory). Another is waiting too long to check in because outcome metrics take a quarter or more to move, by which point a struggling relationship may have already quietly failed.
Design a 30-60-90 day onboarding plan for a new hire joining your team. What do you prioritize in each phase, and how do you know they're on track?

A good 30-60-90 plan moves someone from learning the environment, to contributing under supervision, to owning outcomes independently, with the phase boundaries defined by demonstrated behavior (what they can do unsupervised) rather than by the calendar alone. Track it with a small number of concrete, visible outputs per phase so "on track" is something you can point to, not just a feeling.
The three phases, by what changes
- Days 1-30 (learn and observe): environment setup, codebase or domain orientation, shadowing, and one small real contribution rather than a toy task, so the first change is real but low-risk.
- Days 31-60 (contribute under guidance): own a medium-sized piece of work end to end with a mentor available for review and unblocking, not doing it alongside them line by line.
- Days 61-90 (own outcomes): lead something (a project, an on-call rotation, a smaller onboarding task for the next hire) with the mentor as a backstop, not a co-pilot.
How you know they're on track
- Define the signal per phase in advance, not retroactively: for phase 1, did they reproduce the environment and ship one small real change without major help; for phase 2, is their review feedback shrinking in volume and severity over successive changes; for phase 3, can they make a reasonable decision alone and only escalate the genuinely hard calls.
- Check in on cadence (weekly early on, less frequent later) rather than waiting for day 30, 60, or 90 to find out something drifted three weeks ago.
Adjusting the plan for real constraints
- Limited training resources: when there's no dedicated ramp-up bandwidth (no spare mentor hours, no formal training material), lean harder on asynchronous artifacts: written runbooks, recorded walkthroughs, a curated list of the most representative recent changes, and a lighter-touch weekly sync instead of daily pairing. The phases stay the same; what changes is how much is self-serve versus live.
- Cross-skill ramp: if someone hired primarily for one skill set is expected to also ship in an adjacent one by day 90 (for example, a backend-focused hire expected to ship frontend work), that adjacent skill needs its own explicit milestone inside the plan, not an assumption it'll happen by osmosis. Concretely: days 1-30 stays focused on their strong area to build early confidence and trust; days 31-60 introduces the adjacent skill on a small, well-scoped, low-risk piece with close review; days 61-90 has them own something end to end in the new area, even if smaller in scope than their core-skill ownership.
Worked example
For a new hire joining an established codebase with a small team and no dedicated onboarding budget (the limited-resources case), the 30-60-90 looked like: days 1-30, self-serve environment setup using a written runbook plus a single half-day pairing session, culminating in one small, real bug fix; days 31-60, ownership of one medium feature with async review as the main touchpoint, and a short weekly 15-minute sync instead of daily check-ins; days 61-90, the new hire wrote the onboarding runbook update for the next person, which served double duty as both a real deliverable and a check on whether they actually understood the system well enough to explain it. Being on track was tracked by a short checklist per phase (environment reproducible, first fix merged with normal review effort, feature shipped with review comments trending down) rather than a single blanket "how's it going" check-in.
Trade-offs and pitfalls
- Treating the day boundaries as fixed calendar dates rather than behavioral milestones creates false confidence; someone can hit day 60 without actually being ready for phase-3 ownership, and pushing them into it anyway sets them up to fail.
- Under-supporting the adjacent-skill ramp (assuming a backend engineer will "pick up" frontend without an explicit milestone) is a common way cross-skill onboarding quietly fails; it needs the same structure as the primary skill, just smaller in scope.
- Compressing the plan under limited training resources by cutting phase 1 short (rushing into real ownership before the environment and codebase are understood) trades a faster-looking ramp for more review overhead and rework later.

Teaching a skill you don't have natural talent for means separating what you know intuitively from what's actually teachable. You diagnose the real gap first, build an explicit, decomposed framework for the skill (even though you perform it by feel), and validate progress by watching the person apply it independently, not by how confident the coaching sessions felt.
Approach to teaching outside your natural strength
Diagnose before prescribing. "Struggles with X" is rarely one problem. Watch or review their actual attempt and separate the layers: is it a knowledge gap (they don't know the structure), a delivery gap (they know the structure but execution is shaky), or a confidence gap (they know it and can do it, but freeze under real stakes). Each needs a different intervention.
Decompose your own tacit skill into explicit steps. If you're good at something without having consciously learned it as a framework, you have to reverse-engineer your own process before you can teach it. Skipping this step and just saying "do what feels right" doesn't transfer anything.
Practice at graduated, increasing stakes. Start with low-stakes reps where mistakes are cheap and recoverable, then move toward the real, higher-stakes version. Jumping straight to the real thing conflates skill-building with performance evaluation in the person's head, which raises anxiety and slows learning.
Give feedback on the mechanism, not just the outcome. "That worked" or "that didn't work" is much less useful than pointing at which specific move in their approach caused the result.
Worked example
Situation: someone you're mentoring is excellent at the core technical work but has a real gap in a skill that doesn't come naturally to you either, say, communicating findings clearly to people outside the immediate team. Their material was always technically sound, but reviews ran long and the point often got lost.
Task: help them close that gap over a defined stretch, without pretending you have natural talent for it yourself.
Action: you watched a recording of one of their sessions together and separated content problems (no clear headline, too much detail up front) from delivery problems (pace, not anticipating pushback). You gave them a simple structure to practice against: state the conclusion first, then the supporting evidence, then the recommendation. You ran a couple of low-stakes rehearsals where you played a skeptical stakeholder, then let them run the real session solo.
Result: over a few sessions, their reviews needed fewer clarifying follow-up questions from the room, and the structure started showing up unprompted in written material too, not just live presentations. The real signal wasn't how the coaching sessions felt: it was watching them handle a session you weren't part of and hearing secondhand that it landed cleanly.
Trade-offs and pitfalls
A common junior-mentor mistake is trying to transfer your own tacit competence directly ("just do what I do") instead of decomposing it. That fails specifically because the skill you're teaching is one you never consciously learned as steps.
Another mistake: avoiding coaching on gaps you don't personally excel at, on the theory you're not qualified. You don't need to be naturally gifted at a skill to teach its structure. You need to be willing to build the explicit framework, which sometimes non-naturals do better than naturals, because they had to learn it deliberately themselves.
The real trade-off is time. Teaching a skill outside your own strength takes longer to prepare for, because you can't rely on instinct in the room. That prep time is where the actual coaching value gets built.
When someone you're mentoring is stuck, how do you decide whether to just give them the answer, ask a guiding question, or let them keep struggling with it?

This isn't a single rule, it's a judgment call driven by stakes, time pressure, and whether the struggle is actually productive. My default is a graduated ladder: ask an orienting question first, then narrow the search space with a hint, and only hand over the answer if that hasn't worked or the situation doesn't allow more time.
Decision criteria
- Stakes and time pressure. A production incident, a hard external deadline, or anything safety or compliance critical pushes toward giving the answer sooner. A practice task or routine work with slack in the schedule can absorb more struggle.
- Productive vs. unproductive struggle. Productive struggle looks like forming a hypothesis, trying something, narrowing the possibilities, and making incremental progress, even slowly. Unproductive struggle looks like repeating the same failed attempt, or restating the same confusion without new information. The first is worth protecting, the second isn't.
- Type of gap. If the person is missing a concept entirely, guiding questions can circle for a long time without landing. If they have the concept but haven't applied it here, a nudge is usually enough.
- Trust and frustration level. Visible frustration that's starting to tip into disengagement is a signal to step in, even on a low-stakes task, because the cost of pushing further is now higher than the learning value.
Worked example
A mentee was stuck for a while on why a piece of work was producing an unexpected result. First move: an orienting question ("What did you expect to happen here, and where does the actual behavior diverge from that?"). They could describe the divergence but not explain it, so the second move was a narrowing hint pointing at the specific area to look at, without naming the cause. They investigated that area and found it themselves. If that hint hadn't landed, the next step would have been to explain the underlying cause directly, then ask them to restate it in their own words and apply it once more on a related case, so the session still ends with them exercising the skill rather than just receiving an answer.
Trade-offs and pitfalls
Always rescuing produces a mentee who never builds independent judgment and starts routing every decision through you. Always withholding produces frustration, slower delivery, and eventually disengagement, especially under real time pressure. A common junior mistake is judging "stuck" purely by elapsed time rather than by whether new information is being generated. A more senior habit is calibrating a default line per person (some people need more room, others need more scaffolding early on) and deliberately moving that line as the person gains experience, so the same person gets less hand-holding a year in than they did in week one.

- Name failure modes yourself first. Mentioning a mistake you made in a similar situation signals that admitting error is normal here, not a one-way expectation.
- Model uncertainty openly. Say "I don't know, let's find out" instead of bluffing, so not-knowing reads as acceptable.
- Treat early mistakes as expected, not exceptional. React to a mistake by focusing on the fix and what it reveals, not on assigning blame.
- Be consistent between casual moments and anything formal. If private conversations are open but a formal review contradicts them, trust breaks immediately.
- Give credit publicly, give hard feedback privately. This is the pattern most people are watching for even if they never say so.
- Agree explicitly that disagreement is welcome, and actually respond well the first time it happens.

The response focused entirely on understanding what happened and fixing it, walking through the reasoning openly rather than assigning blame, and treating it as a useful, expected part of learning. In the sessions that followed, the mentee started surfacing problems earlier and asking more pointed questions, rather than waiting until something couldn't be hidden.
Trade-offs and pitfalls
A common mistake is treating psychological safety as a one-time opening statement ("feel free to ask me anything") rather than an ongoing pattern that has to survive contact with a real mistake. The mentee will judge safety retrospectively, based on what actually happened the first time they took a risk, not on what was said at the start. It's also worth not confusing psychological safety with lowered standards: it's about how failure is handled and discussed, not about removing accountability for the work.
