What can wait
Anything that is not time-critical or does not change risk can wait until the next region comes online. I would not hold up containment or documentation just because the approver is offline.

Example
If a compliance issue appears at 4:30 p.m. local time and the next approver is online at 9:00 a.m. their time, I would freeze the affected process, document the facts, and prepare a recommendation so they can act quickly when they come online. That way we preserve context and avoid starting from scratch.

Situation: I was leading a cross-functional policy rollout when my working hours changed from an East Coast schedule to a Europe-based schedule in the middle of the project.

Task: My job was to keep legal, HR, and business stakeholders aligned without slowing the launch.

Action: I reset expectations immediately. I moved recurring meetings to a shared overlap block, sent a written status update every day, and created a decision log so people could see what was approved, what was pending, and what needed escalation. I also separated urgent items from nice-to-have discussions so we did not spend live time on low-risk topics.

Result: The project stayed on track, and stakeholders had fewer surprises because the process became more predictable. The main trade-off was that I had to do more written coordination and less spontaneous discussion, but that was worth it because it preserved delivery.

This taught me that when hours change, clarity and documentation matter more than constant meetings.

Before accepting, I would clarify three things: how fixed the 8:30 a.m. Eastern meeting really is, how often the urgent end-of-day response is expected, and whether that urgency is informal or tied to a true escalation path.

If I were in Pacific Time, 8:30 a.m. ET would be 5:30 a.m. PT, so I’d need to know whether that schedule is permanent or temporary. If it is permanent, I would structure my day around an early start, protect a midday focus block, and leave the end of the day flexible for late-breaking issues.

My workday structure

• Start earlier on meeting days
• Do deep work before and after the overlap window
• Keep a short buffer for urgent responses
• Use written updates so routine items do not depend on live meetings

That setup works well for me as long as the expectations are explicit and consistent.

I can reliably support a recurring overlap window of 9:00 a.m. to 12:00 p.m. Eastern Time for meetings. That gives a practical block for live discussions while still leaving room for focused work.

For items that land outside that window, I would handle them asynchronously by:

• Asking for a short written summary and the specific decision needed
• Using a shared doc or tracker so comments are visible to everyone
• Flagging anything urgent with a clear deadline and owner

Example
If a partner in London needs feedback by their 4:00 p.m., I would aim to reply in my next ET morning rather than waiting for a live call. That keeps momentum without making the whole team depend on everyone being online at the same time.

How I would judge supportability

I would first test the cadence against the work, not just the calendar. I would ask: What is the required response time for legal, HR, and compliance decisions? How many items truly need same-day turnaround? Who can approve in my absence? If the team needs a 2-hour SLA but my overlap is only 30 minutes, I would say the cadence is not fully supportable without a backup model.

Risks I would raise with limited overlap

• Delayed approvals for time-sensitive matters
• Incomplete context during handoffs, which can cause rework
• Inconsistent guidance if one region answers before another weighs in
• Burnout if the team quietly expects after-hours coverage every day

Concrete example
If the other region works 9:00 a.m. to 5:00 p.m. local time and I only overlap for 1 hour, I would propose a written intake template, a daily decision log, and named proxies for urgent items. That keeps the cadence moving while making the risk explicit instead of hidden.
