High-level plan:

1. Prep & validation

• Inventory APIs, CRDs, admission controllers and deprecated features; produce compatibility matrix.
• Build automated upgrade checklist: control plane version, kube-proxy, CNI, CRDs, kubelet/node OS, container runtime.
• Create feature-flagged compatibility shims in services if needed.

2. Staging & testing strategy

• Upgrade dev → staging → preprod clusters first. Staging must mirror prod: same node sizes, admission controllers, CRD versions, network policies, and realistic traffic (replay).
• Automated test suites:
  • Unit/integration for kube-client usage.
  • E2E smoke tests: service health, API responses, DB connectivity.
  • Load tests at 50–120% expected traffic.

3. Canary rollout pattern

6. Runbook updates

• Create clear, searchable runbooks per cluster upgrade scenario:
  • Pre-upgrade checklist (backups, snapshots, approvals).
  • Step-by-step upgrade commands and pipeline runbook.
  • Validation steps and expected metric ranges.
  • Automated rollback procedures with exact commands and times.
  • Communication plan (stakeholders, status channels, customer notices).
• Include troubleshooting sections (common failures, logs to check, commands).

7. On-call training & drills

• Tabletop exercises covering canary failure, control-plane regression, and rollback.
• Live fire drills in staging/preprod: simulated failures, forced rollbacks, and blameless postmortems.
• Pairing program: junior on-call pairs with an SRE who led an upgrade.
• Runbook run-throughs quarterly; update runbooks after each drill.
• Ensure on-call playbooks are accessible (chat-ops shortcuts) and incorporate automated runbook triggers.

Metrics & success criteria

Trade-offs & notes

• More automation upfront reduces human error but requires investment in tests and safe rollback mechanisms.
• Progressive canary minimizes blast radius; full blue-green is possible but costlier for large clusters.

Versioning & review:

• Git-backed runbooks; each change = PR with changelog
• Semantic versioning (vYYYYMMDD-#) and audit trail
• Review cadence: full review quarterly; owners verify critical runbooks monthly or after any incident

Surfacing in incidents:

• Integrate with alert platform: show candidate runbooks in alert payloads
• Incident starter template auto-inserts runbook link into incident room/bridge
• Shortcut widget in on-call dashboard and CLI (search by service/tag)
• Ensure runbook pinned in PagerDuty/OpsGenie incident page; provide “I’m following this runbook” checklist item

Onboarding checklist (first 30 days):

• Read top 10 runbooks for your service
• Run "sim-issue" drill in staging following a runbook
• Shadow 2 on-call rotations, execute at least one mitigation under supervision

Why this works:
