• 11–20 (Partial readiness): Short-term: run focused drills on weakest criteria, improve alert thresholds, add owners to runbooks, set MTTR targets and tracking. Medium-term: mandate cross-training and automate common recovery steps.
• 21–30 (Good/Ready): Maintain cadence: quarterly chaos tests, continuous improvement on alerts, regular runbook reviews, mentor rotations. Invest in automation to reduce human steps and improve MTTR further.

Use this rubric quarterly; track trends and tie remediation items into sprint work with clear owners and deadlines.

Situation: A multi-region outage is degrading revenue and customer trust; execs demand fixes and customers need reassurance.

0–2 hours (contain & align)

• Triage: Stand up an incident war room (Zoom + shared doc + Slack channel) and assign roles: Incident Commander (IC), Lead Engineer, SRE, Product, Customer Ops, Comms.

Maintaining team composure & decision coordination

• Psychological safety: I explicitly thank teams, enforce single IC to avoid conflicting commands, limit meeting attendees to decision-makers, and rotate on-call burdens.
• Clear roles and runbook: Use an incident playbook; decisions follow risk matrix (restore vs prevent).
• Balance quick mitigations vs systemic fixes: Prioritize actions that reduce user harm quickly and are reversible. Track systemic work as separate sprint-level tasks with owners and deadlines to prevent entropy.
• Decision logs & rollback plans: Every change must have an owner, rollback criteria, and testing plan.

Communication principles

• Be transparent, factual, consistent cadence.
• Execs get impact + options + ask (resources/approvals).
• Customers get plain-language updates and realistic timelines; more frequent updates build trust.
• After resolution, publish an approachable RCA and the concrete steps we’ll take to prevent recurrence.

This approach delivers immediate containment, controlled stabilization, and durable remediation while preserving team effectiveness and customer trust.

Situation: During a Sev-1 outage I needed to brief the CTO and product leads while the on-call team worked the problem.

What executive presence looks like (concise guidance):

• Be calm and structured: speak in short, declarative sentences; avoid jargon unless you immediately define it.
• Lead with the impact, not the cause: execs need business context first.
• Own the message: use “I” for commitments and “we” for team actions.
• Signal uncertainty explicitly: quantify unknowns and next checkpoints.

Minimal data an exec needs (at a glance):

• Impact: who/what is affected and severity (e.g., “10% of checkout traffic; revenue risk now”).
• Current status: “Mitigated/active/identifying” + time since detection.
• Hypothesis & confidence: “Likely DB connection pool exhaustion — medium confidence.”
• Immediate action & ETA: “Rolling restart of app nodes; estimated 8 minutes to validate.”
• Risks & asks: “If restarts fail, we’ll escalate to DB team; need approval to increase capacity.”

Example phrasing:

• Opening: “Quick update: 10% of customers can’t complete checkout; we detected it 12 minutes ago.”
• Hypothesis: “Our leading hypothesis is connection pool exhaustion (40% confidence).”
• Actions: “We’ve implemented a temporary rate limit and are rolling restarts now; validation expected in 8 minutes.”
• Decision/ask: “If service doesn’t recover in 15 minutes, I recommend we increase DB replicas — do you approve?”

Behaviors that build credibility and calm:

• Be prepared with a single-sheet summary and one slide showing timeline and metrics.
• Use measured tone, avoid hedging or overpromising.
• Announce next checkpoint and stick to it: “I’ll update you in 10 minutes with status and metrics.”
• Surface trade-offs and show contingency plans.
• Close with a clear ask or decision point so leadership can act.
