- Trust-building gestures can look like busywork if they aren't tied to something concrete. Keep them small and genuinely useful, not performative.
- Over-sharing every constraint upfront can read as excuse-making before there's even a request. Calibrate to what's actually relevant to their planning.
- The senior differentiator is doing this proactively, before there's a need, rather than scrambling to build rapport only once you need something from the other person, which reads as transactional.

- Keep a floor. Adapting your ask to their incentive has a limit: there's a minimum you can't compromise below without failing your own mandate. Know that floor before the conversation so "scoping down" doesn't quietly become "giving up the requirement."
- Revisit as trust builds. Early asks are necessarily narrow and low-trust. As the partner sees your asks are well-scoped and your status updates are reliable, you can often widen the ask (a slightly broader review surface, more lead time) because they've learned you're not going to slow them down for nothing.

A platform team is measured on release velocity; a security-minded partner function is measured on defect and incident rates. Rather than asking the platform team to route every change through manual security review (a direct tax on their velocity metric), the ask is scoped to only changes that touch a named risk surface, such as authentication or payment code. The fuller write-up, with rationale and residual risk, goes to the security function's own leadership, not to the platform team, because that's not the audience that needs it to act.

- Pitfall: scoping the ask down so far it stops actually managing the risk it exists to manage. Know your floor before you negotiate.
- Pitfall: assuming the incentive instead of confirming it. Guessing wrong (e.g., treating a team as purely speed-driven when they're also on the hook for a compliance metric) leads to asks that miss what would actually land.
- Pitfall: sending the same status update to every audience. It either over-informs the speed-measured partner (who tunes it out) or under-informs your own stakeholders (who need the detail to make decisions).

- A shim can quietly become permanent tech debt if there's no forcing function to remove it. Give it an explicit owner and a removal date when you create it.

- A contract test prevents the next surprise, it does nothing for the current one. Don't let building the guardrail delay the immediate unblock work.

- Naming a decision owner can feel like taking authority away from the group. Frame it as who is accountable if the call turns out wrong, not as a power grab.
- Async pre-reads fail without a light enforcement habit. If nobody protects the norm, it quietly reverts to status-in-the-room within a few weeks.

- Make trade-offs visible. Lay out 2-3 real options with their costs and benefits side by side, instead of a single proposal to accept or reject. People compromise more easily when they're choosing between concrete alternatives than when they're being asked to give up a specific ask.

Instead of negotiating "how much scope," the facilitator asks each what outcome they're protecting: the first is protecting a customer commitment, the second is protecting engineering capacity for other work, the third is protecting the team's ability to learn before over-investing. That reframing surfaces a real option none of them had proposed: ship a narrow version that satisfies the customer commitment, explicitly scoped as a first iteration, with the deferred work logged and re-prioritized at the next planning cycle. Trade-offs & pitfalls
- Pitfall: false compromise, where everyone gets a token piece of what they asked for and the result satisfies no one's actual underlying need.
- Pitfall: skipping documentation. An undocumented "agreement" gets re-argued the moment someone's memory of it differs.
- Pitfall: treating consensus as required. Some decisions need a single accountable owner to make the call after input, not unanimous agreement, especially under a deadline.
