• Time to stable fix: Can the rearchitecture be completed, tested, and deployed in 24h reliably?
• Compliance/SEC: Any legal or data risks that forbid a temporary workaround?

If the bug is critical and rearchitecture cannot be thoroughly implemented in 24h, I ship a limited, well-tested hotfix. Plan for hotfix route:

1. Minimal, scoped change: implement smallest change that resolves customer impact (feature flag or config toggle if possible).
2. Safety nets: add automated tests (unit + regression), staging verification, and a monitored canary rollout to a small percentage.
3. Deployment discipline: CI/CD pipeline, quick rollback plan, and a post-deploy smoke test checklist.
4. Communication: notify PM, support, and stakeholders about impact, fix, and timeline.
5. Tech-debt mitigation: open a tracked ticket describing why the hotfix was necessary, list exact code shortcuts, link tests, and estimate rework effort. Assign owner and deadline (e.g., next sprint or specific milestone) to implement the long-term rearchitecture.
6. Postmortem: after stabilization, run a short blameless postmortem and prioritize the full fix in roadmap; remove hotfix scaffolding (flags, hacks) as part of the refactor.

If the rearchitecture can be done safely within the 24h window with confidence (adequate test coverage, low blast radius, and no regulatory constraints), I’d prefer shipping the long-term fix to avoid debt. Otherwise, the hotfix + tracked remediation keeps customers safe while preventing forgotten technical debt.
