Sprint Planning and Backlog Management Questions

Tools I use:

• Jira (planning, sprint boards, workflows)

How I’d set up a sprint board in Jira:

• Create a Scrum board tied to a project and filter (e.g., project = ABC AND sprint in openSprints()).
• Configure columns: Backlog, Selected for Sprint, In Progress, In Review, QA, Done.
• Set WIP limits for In Progress to prevent multitasking overload.
• Add quick filters (My issues, Blocked, Priority = High) and swimlanes by Epic or Assignee.

Issue types & workflows:

• Issue types: Epic, Story (or Feature), Task, Sub-task, Bug.
• Example workflow for Story/Task: To Do → In Progress → In Review → QA → Done.
• Bug workflow (shorter, supports triage): Open → Triaged → In Progress → Fix Ready (QA) → Verified → Closed.
• Use statuses and resolution fields; require mandatory fields on transitions (e.g., root cause on Close).

Link tasks to epics:

• Create Epics in the Epic panel. When creating Stories/Tasks, set the Epic Link (or use “Add to Epic” from story view).
• Use the Epic panel on the backlog to drag stories into the Epic.
• Use Issue Links for cross-dependencies (blocks, relates to) and label sprints in the story for reporting.

Tracking a production bug lifecycle:

1. Open: Bug created with priority P0/P1, CC stakeholders, include steps to reproduce, environment, logs, screenshots, and assign reporter.
2. Triage: Transition to Triaged; assignee/team and SLA/priority set; link to related Story/PR if known.
3. In Progress: Developer creates fix branch, link PR to the bug, update comments with progress and estimated ETA.
4. Fix Ready/QA: After unit tests and PR merged, move to Fix Ready; QA runs regression and acceptance tests.
5. Verified: QA verifies fix in staging; attach test evidence; change status to Verified.
6. Closed: After deployment to production and smoke checks, set Resolution = Fixed and move to Closed. Postmortem or incident link added if production impact was high.

Metrics & reporting:

• Use Jira sprint burndown, velocity, and a JQL-based dashboard (open bugs by priority, mean time to resolve) and link Confluence postmortems.

Situation & goal (brief): You inherit 1,000 unprioritized backlog items. Goal: quickly triage into a maintainable backlog that feeds multiple engineering teams with a clear, data-driven sequencing process and ongoing hygiene.

Proposed workflow (people + tooling)

1. Intake & staging (automation first)

• Tooling: Jira/GitHub Issues + lightweight metadata store (Airtable/BigQuery) and CI pipelines.
• Automation: run an initial pipeline to deduplicate (text similarity / exact matches), auto-label by type (bug/feature/ops) using simple ML classifier or keyword rules, and extract metadata (reporter, component, age, occurrence count).
• Output: “staging” queue with flags: duplicate, incomplete, likely bug, high-frequency.

2. Triage pass (fast human + SLA)

• People: rotating triage squad (1 PM, 1 tech lead, 1 QA) in half-day shifts.
• SLA: reduce staging to <200 actionable items within 10 business days; each new incoming item gets triaged within 48 hours.
• Actions: mark as can-close (invalid/out-of-scope), request more info, assign component, estimate rough size (T-shirt), and apply priority score (see below). Use templates to request missing info automatically.

3. Scoring & prioritization (data-driven)

• Priority score = weighted sum: customer impact (usage/MAU, revenue) * 0.4 + severity * 0.25 + frequency/incidence * 0.15 + effort inverse * 0.1 + strategic alignment * 0.1.
• Data sources: analytics (GA, Postgres), support tickets, NPS, business OKRs.
• Sequence with WSJF (cost of delay / job size) for program-level sequencing across teams.

4. Human review gates

• Weekly Prioritization Board (PMs + Eng Managers + Product Exec): review top 50 scored items, finalize roadmap candidates, break down epics.
• Tech review gate before sprint: tech lead and owner confirm feasibility, dependencies, and suggest capacity.
• UX/Design gate for product work needing design.

5. Scheduling & sequencing for teams

• Use capacity-based planning: map prioritized items into team backlogs using WSJF and sprint capacity. Reserve buffer (10–15%) for emergent work.
• Cross-team dependency tracker (simple kanban + dependency links) and monthly sync to resolve blockers.

6. Automation & tooling to sustain

• Auto-close stale items older than X (e.g., 365 days) after warning email; auto-archive low-score, low-activity items after 90 days.
• Periodic re-score nightly with updated metrics; notify owners when score crosses threshold.
• Dashboard (Looker/Grafana) showing backlog health: age distribution, percent triaged, top components, time-to-triage SLA compliance.

7. Backlog hygiene & governance

• Quarterly backlog cleanup sprint (dedupe, re-assess strategy alignment).
• Ownership model: each component has an owner responsible for backlog health; rotate triage duty.
• KPIs: time-to-triage (<48h), % actionable backlog (<20% of total), mean age of prioritized items (<90 days), SLA adherence.

Edge cases & trade-offs

• ML classifier errors: keep human-in-loop and monitor precision/recall; start conservative.
• Fast-moving priorities: allow ad-hoc emergency channel with explicit trade-off logging.
• Strategic bets: create protected slots for exploratory work so long-term innovation isn't starved.

Example:

• Automation finds 150 duplicates => merged to 30 canonical items.
• Scoring surfaces a bug affecting 12% of active users (high COI) with small effort => WSJF ranks it top; triage squad assigns to Team A for next sprint.

Why this works

• Mixes automation (scale, repeatability) with human judgment for ambiguity.
