Situation: Client raised concerns about our chosen implementation partner's competence mid-project and asked whether we would replace them or take over management.
Decision framework (I use this to decide quickly and transparently):
- Urgency & impact: Is schedule at risk? Which milestones/Go‑live are affected?
- Severity of issues: Quality defects, missed SLAs, skill gaps, communication breakdowns?
- Root cause evidence: Audit deliverables, code reviews, demo quality, team interviews.
- Remediation cost vs. benefit: Time to fix vs. time to replace.
- Contractual levers & liability exposure.
Evaluation criteria (measure objectively):
- Deliverable quality (pass/fail QA gates)
- On‑time performance vs. plan
- Technical skill fit for tasks (certifications, references, code samples)
- Team stability & leadership responsiveness
- Risk to critical path / regulatory/compliance exposure
Remediation options (escalate in tiers):
- Immediate containment: freeze risky work, assign joint technical review board (vendor + our senior architects).
- Targeted remediation: focused training, shadowing by our SMEs, pair‑programming on critical components, weekly progress metrics.
- Escalation: formal performance improvement plan (PIP) with defined KPIs and short deadlines.
- Replacement: if PIP fails or risk unacceptable — identify alternate partner or internal takeover with transition plan.
Contractual controls I enforce:
- Clear acceptance criteria and QA gates tied to payments
- Short‑term PIP addendum with remediation milestones
- Right-to-audit, right-to-replace clauses, and escrow for IP/deliverables
- Liquidated damages for missed critical milestones
- Transition assistance clause and knowledge-transfer obligations
Fallback plan (protect schedule & limit vendor exposure):
- Prepare parallel path: warm standby internal team or pre‑qualified alternate partner ready to ramp within X weeks
- Freeze non-critical scope to focus on critical path items
- Stage phased takeover: read-only takeover first, then full delivery if needed
- Financial protection: withhold milestone payment until handover or use escrow to fund remediation/replacement costs
- Communication plan: transparent client updates, single point of contact, and governance cadence (weekly steering + daily standups during transition)
My role as Solutions Architect:
- Lead technical assessment, run joint reviews, own go/no‑go recommendations to steering committee
- Coordinate SME training or shadowing if chosen
- Define acceptance criteria and transition checklists to minimize rework
Result expectation:
- Rapid stabilization via remediation when feasible; controlled replacement if not — always minimizing schedule slip and protecting customer interests while enforcing vendor accountability.
