1. Empower shared ownership — Why: When everyone feels responsible for design and delivery, you get better ideas, faster feedback, and fewer single points of failure. How I practice it: rotate design leads, document decisions in a living architecture board, and require engineers to present trade-offs to stakeholders.
2. Hire and amplify diverse perspectives — Why: Diverse backgrounds reveal edge cases and create more robust architectures for varied customers. How I practice it: structured interviews focused on problem-solving, inclusive hiring panels, and soliciting input from non-engineering stakeholders (PM, support, sales).
3. Make decisions evidence-driven and transparent — Why: Clear rationale reduces bias and improves customer trust. How I practice it: capture assumptions, run small experiments or prototypes, and log evaluation metrics that guide final choices.

Situation: A large enterprise RFP required a scalable, hybrid-cloud data pipeline and the team was fragmented across sales, infra, and dev.
Task: Align the team to produce a single, deliverable architecture within three weeks.
Action: I assigned rotating subsystem leads (ingest, storage, processing), created a shared architecture document with decision log, ran twice-daily syncs, and had each lead demo their trade-offs to stakeholders.
