Steps:

1. Clarify objectives and constraints (timeline, legal, cost).
2. Score each project on: Business impact (revenue, retention, strategic alignment), Effort (engineering hours, infra), Risk (privacy, regulatory, technical), Dependencies, and Urgency (compliance deadlines). Weight example: Impact 40%, Effort 25%, Risk 20%, Urgency 15%.
3. Calculate weighted score and map to buckets: Quick wins, Strategic bets, Low priority, Deferred.
4. Add capacity buffer and quarterly re-evaluation.
   Factors: Executive strategy fit, measurable KPIs, ROI timeframe, opportunity cost, compliance/legal mandates, cross-team dependencies.
   Outcome: Transparent prioritization, defensible trade-offs, and an evolving roadmap tied to metrics.

Situation: At my previous company, PMs reported that a daily DAU metric didn’t match their dashboards; data engineers believed ETL was correct.
Task: Resolve disagreement and restore trust in the metric.
Action:

• I convened a blameless working session with PMs and engineers and mapped the full metric pipeline (events, client filtering, ETL, aggregation).
• I reproduced the metric independently on a recent day using raw event logs and documented divergences (client-side sampling and timezone misalignment).
• Proposed fixes: align client and server filters, add reproducible SQL with test vectors, and add unit tests for edge cases.
